中文摘要: 2021年下半年到2022年上半年,全球跨境电商领域遇到了前所未有的冲击。因工厂生产成本增加、国际物流费用激增以及海外消费者购买力下降等因素,中国跨境电商企业的经营问题逐渐显露出来。为降低企业经营成本,开源节流,各大企业开始大规模裁员。在此低谷期,较往年数据,中国跨境电商交易增速放缓,但总体仍呈现上升趋势。中国跨境电商行业为国际贸易注入了新动力,同时也伴随着各种机遇和挑战。阿米巴模式作为一种新兴的管理模式,可以灵活适应市场变化,因此在跨境电商领域逐步得到应用和研究。XH跨境电商公司作为一家创业公司,在此市场环境下,发展遇到了阻碍。其主要问题有四点:销售人员动力不足导致销售额增速缓慢甚至有所下降;员工之间因利润分配问题矛盾层出不穷;产品库存积压严重导致销售成本增幅巨大,销售渠道物流渠道相对过于单一。为了改变现状,寻求一线生机,XH跨境电商公司决定引入阿米巴模式,希望借此通过人员激励实现相对公平的利润分配,提高企业的运营效率和业绩表现。 本文在此背景下,采用访谈、案例研究的方法,深入分析了跨境电商出口B2C行业的特点以及阿米巴模式的特点。通过SWOT重点分析了跨境电商企业的内部优势和外部威胁,结合PEST分析和五力模型对XH跨境电商公司经营环境进行了分析,提出了实施阿米巴模式的必要性。研究发现,阿米巴强调团队成员的自主性和责任感,注重业绩考核和利润分配,能够更加快速的适应市场和需求的变化,提高企业的反应速度和决策效率。 本文的结论是:基于阿米巴的模式,XH跨境电商公司首先应进行公司内部组织结构调整,实现资源贡献和利润共享的平衡。其次,对现有产品品类进行精细化分类,根据不同类目制定不同的阿米巴经营规则。最后,针对不同类目下各销售目标市场的供应链及物流渠道,选品规则,销售方案等影响因素进行分析,制定合理的销售策略。希望通过对XH跨境电商公司基于阿米巴模式的经营改进的研究,在帮助XH跨境电商公司走出困境的同时,也形成一种适用于本行业的经营模式,从而为跨境电商公司的管理提供有益的参考和启示。 
英文摘要: From the second half of 2021 to the first half of 2022, the global cross-border e-commerce industry experienced unprecedented challenges. Due to the increased factory production costs, soaring international logistics fees, and a decline in purchasing power among overseas consumers, operational issues of Chinese cross-border e-commerce enterprises gradually surfaced. To reduce operational costs and conserve resources, many companies began large-scale layoffs. During this downturn, compared to previous years, the growth rate of transactions in Chinese cross-border e-commerce slowed but still showed an overall upward trend. The Chinese cross-border e-commerce industry injected new momentum into international trade, accompanied by various opportunities and challenges. The Amoeba model, as an emerging management approach, can flexibly adapt to market changes and has been gradually applied and researched in the cross-border e-commerce field. XH Cross-border E-commerce Company, as a startup, faced obstacles in this market environment. Its main issues include: insufficient motivation among sales staff resulting in slow or even declining sales growth; frequent conflicts among employees due to profit distribution issues; severe product inventory backlog leading to significant increases in sales costs; and overly single sales and logistics channels. To change the situation and seek a breakthrough, XH Cross-border E-commerce Company decided to introduce the Amoeba model, hoping to achieve relatively fair profit distribution through staff incentives and improve operational efficiency and performance. Against this backdrop, this thesis employs interview and case study methods to delve into the characteristics of the cross-border e-commerce export B2C industry and the Amoeba model. Through SWOT analysis, it focuses on the internal strengths and external threats of cross-border e-commerce enterprises. Combined with PEST analysis and the Five Forces model, an analysis of the operational environment of XH Cross-border E-commerce Company is conducted, advocating the necessity of implementing the Amoeba model. The research found that Amoeba emphasizes team members' autonomy and sense of responsibility, focuses on performance assessment and profit distribution, and can adapt more quickly to market and demand changes, enhancing the company's responsiveness and decision-making efficiency. The conclusion of this study is as follows: based on the Amoeba model, XH Cross-border E-commerce Company should first adjust its internal organizational structure to achieve a balance between resource contribution and profit sharing. Secondly, refine the existing product categories and formulate different Amoeba rules for different categories. Lastly, analyze factors affecting supply chain and logistics channels, selection rules, sales plans, etc., for different sales target markets under various categories, and develop rational sales strategies. Through research on XH Cross-border E-commerce Company's operational improvement based on the Amoeba model, this study aims to assist the company in overcoming its challenges and to establish a management model suitable for this industry, providing valuable references and insights for cross-border e-commerce company management.
