| 中文摘要: | 当前,全球和我国经济正面临着来自各方面的严峻挑战,化工涂料生产企业之间的竞争也日益激烈,依靠粗放式管理就可以实现经济效益快速提升的机会正在减少。对原材料库存水平进行精准控制并持续不断予以优化,就成为每一家企业“ 向管理要效率 ”的重要突破口。高效的原材料库存管理,可以大幅提高库存周转效率,减少购置原材料的占压资金,改善企业经济效益。BM 公司是我国涂料行业中非常具有代表性的一家民营上市企业, 自 2022 年 1 月开始正在实施新一轮的库存管理与优化改革。本文将对其现有原材料库存管理模式所存在的问题以及未来应如何进一步优化提升展开研究。 本文研究表明,当前我国涂料企业在短期内面临着市场总体萎缩、客户需求多元化、外资品牌垄断优势明显以及绿色转型压力大等严峻挑战。而 BM 公司的原材料库存管理体系还存在着需求预测不合理导致库存周转率低、库存分类不精准导致人员工作效率低、原材料采购安排不科学导致呆滞库存与缺货并存等一系列问题。 为此,作者建议 BM公司实施综合经济价值和关键价值两种标准的 ABC-XYZ 精准分类方案,对不同类别的物料实施差异化的库存控制措施。同时,应该选择 3 期加权移动平均法作为重点原材料需求预测的最佳方案,并采取随季节变化适当调整的原则,春冬两季适当上浮而夏秋两季适当下调原材料采购量。此外,BM公司也应尽快实施经济订货批量优化方案,在充分考虑订货成本和库存保管成本平衡关系的基础上,大幅节约库存管理费用。最后,BM 公司应根据客户需求量变化和提前期变化等情况,在重点原材料库存量即将减少到安全库存水平时及时启动采购程序,从而在最优成本控制的基础上保障公司原材料的正常供给。 最后,BM 公司为成功实施上述原材料库存控制与优化方案,也需要从组织架构、人力资源开发、库存预警机制和技术创新等方面对公司现有库存管理模式进行革新。 | |
| 英文摘要: | At present, the global and Chinese economies are facing severe challenges from various aspects,and competition among chemical coating enterprises is becoming increasingly fierce. The opportunities for achieving rapid development through extensive management are decreasing. Accurately controlling and continuously optimizing the inventory level of raw materials has become an important breakthrough for every enterprise to "achieve efficiency from management". Efficient management of raw material inventory can significantly improve inventory turnover efficiency, reduce the backlog of funds for purchasing raw materials, and improve overall efficiency. Company BM is a representative private enterprise in China's coating industry, and has been implementing a new round of inventory management and optimization reforms since January 2022. This article will conduct research on the problems existing in its existing raw material inventory management and how to improve it in the future. This study indicates that Chinese coating enterprises are facing severe challenges in the short term, such as overall market shrinkage, diversified customer demand, overwhelming advantages of foreign companies, and the pressure for green transformation. However, the raw material inventory management system of company BM still has a series of problems, such as low inventory turnover rate caused by unreasonable demand forecasting, low personnel efficiency caused by inaccurate inventory classification, and the coexistence of stagnant inventory and out of stockcaused by unscientific raw material procurement arrangements. Therefore, the author suggests that Company BM should implement an ABC-XYZ comprehensive classification scheme based on two standards: economic value and critical value, and implement differentiated inventory control measures for different categories of materials. At the same time, the three-period weighted moving average method should be chosen as the best solution for predicting the demand for key raw materials, and the principle of adjusting appropriately with seasonal changes should be adopted. The purchase volume of raw materials should be appropriately increased in spring and winter, and lowered in summer and autumn. In addition, company BM should also implement an economic order quantity optimization plan as soon as possible, taking into account the balance between order costs and inventory storage costs, and significantly saving inventory management costs. Finally, company BM should initiate procurement in time according to changes in customer demand and lead-time when the inventory of key raw materials is about to decrease to safety stock levels, in order to ensure the normal supply of raw materials for the company on the basis of optimal cost control. In order to successfully implement the aforementioned raw material inventory control and optimization plan, Company BM also needs to reform its existing inventory management model from aspects such as organizational structure, human resource development, inventory warning mechanism, and technological innovation. | |
