| 中文摘要: | 随着数字技术的发展,金融科技和数字化转型已成为全球银行业关注的焦点,而要在数字化转型中把握信息科技的核心竞争力,就必须重视信息科技项目管理,提升信息科技项目管理水平。需求管理作为信息科技项目管理中的重要一环,与项目全生命周期密切相关,也是决定项目开发取得成功的关键。 T银行作为国内中大型城市商业银行,近年来信息科技项目建设取得了快速发展,其信息技术部承接的行内需求数量也与日俱增,与之形成对比的是T银行相对传统和粗放的需求管理模式,为其进一步的数字化转型提出了挑战。本文首先从分析T银行信息科技项目管理和需求管理现状开始入手,介绍了当前该银行信息科技项目需求管理的分类、流程和跟踪管理情况。其次提出了其存在的主要问题,主要包括需求缺乏分级分类管理、需求流程冗长、需求跟踪的自动化程度低等,并对问题存在的原因进行深入剖析。之后针对识别到的问题分别提出了对应的优化方案,包括建立差异化的需求分类管理机制、优化和剪裁需求管理流程、构建需求跟踪矩阵等。最后从组织、资源和技术三个层面制定了改进方案实施的保障措施。 本文结合T银行信息科技项目中的需求管理实践,利用项目管理的理论方法系统分析并提出了其需求管理改进的策略,可以作为其它银行或企业进行信息科技项目需求管理制度设计或改进时的参考依据,尤其是为国内其他中小银行提供一种信息科技项目需求管理改进的思路。 | |
| 英文摘要: | With the development of digital technology, financial technology (FinTech) and digital transformation have become the focal points of the global banking industry. To harness the core competitive advantage of information technology in digital transformation, it is imperative to prioritize information technology project management and enhance the level of information technology project management. Requirement management, as a crucial component of information technology project management, is closely intertwined with the entire project lifecycle and is a key determinant of project development success. T Bank, as a prominent medium-sized urban commercial bank in the domestic market, has experienced rapid growth in information technology project development in recent years. Simultaneously, the quantity of internal requirements handled by its Information Technology Department has surged. In contrast, T Bank maintains a relatively traditional and rudimentary requirement management system, posing a challenge to its ongoing digital transformation. This thesis commences by analyzing the existing status of information technology project management and requirement management systems at T Bank, outlining the classification, processes, and tracking management of information technology project requirement management within the bank. Subsequently, it identifies major issues, including the lack of hierarchical classification for requirement, lengthy requirement processes, and low levels of automation in requirement tracking, and conducts an in-depth analysis of the root causes of these problems. Following this analysis, corresponding optimization strategies are proposed for the identified issues. These strategies encompass the establishment of a differentiated requirement classification management mechanism, streamlining and optimizing requirement management processes, and constructing a requirement tracking matrix. Finally, a set of implementation assurance measures is devised from organizational, resource, and technological perspectives. Drawing from practical experiences in requirement management within information technology projects at T Bank, this thesis systematically analyzes and proposes strategies for enhancing requirement management. It serves as a reference guide for other banks or enterprises in designing or improving information technology project requirement management systems, particularly offering insights into the enhancement of information technology project requirement management systems for other medium-sized banks in the domestic market. | |
