中文摘要: X公司成立于2017年底,主要产品为减速机、齿轮箱。公司成立初期,由于市场占有率相对较低,客户订单相对较少,而产能相对充足,采取传统的MRPII生产计划方式,虽然重计划轻调度,但也很好地平衡了产能和客户订单交付。近年来,随着公司的蓬勃发展和业务量的激增,这种相对粗放的生产管理方式带来了诸多管理问题:客户订单按时交货率持续下降,出现紧急大订单无法合理应对,仓库库存高企,在制品大量积压,等。 X公司的生产方式分为两大部分:产成品的生产方式为 ATO;关键零部件由机加工车间自行生产,这部分半成品采取 MTS 的方式生产。本文针对机加工车间的生产管理问题进行了深入研究,应用精益生产理论,分析生产管理出现种种问题背后的原因;应用指数平滑法对其半成品需求的预测方式进行了验证;应用MRPII理论优化其生产计划层,对 ERP 系统中的基于独立需求计划的批量值设置进行了调整优化;应用 TOC 理论优化其生产调度层,通过分析瓶颈工序产生瓶颈的原因,给出解决在制品积压的解决方案;应用排产数学建模的研究思路,针对紧急大单使得 PIR 设置失效的问题,给出取消插单、顺延插单和重排插单三种解决方式,并给出了从中做出选择的决策依据以及计算方法。文章的最后,提出了使优化方案得以顺利实施的保障措施和考核标准,以确保方案高效、顺利落地,优化成果得以长期保持。 本文在前人研究的基础上,因地制宜,围绕 X 公司机加工生产管理产生的问题,提出了一整套端到端的优化方案:即,从需求预测、生产计划到生产调度、生产执行的全链条优化方案,期待能够助力企业从容应对由于 U 业务量激增引发的管理困境,解决企业幸福的烦恼,使业务以更高效率、更高质量,继续向前发展。 
英文摘要: X company was founded at the end of 2017, the main product is geared motors. When the company was just founded, the traditional MPRII way of production planning method balanced the production capacity and delivery of customer orders very well, because of their low market share and insufficient customer orders. Recently, with the development of the business and the surge of business volume, the traditional production planning method takes more and more management problems, such as the constant decrease of customer order delivery rate, the disaster level performance of handling with large emergency customer orders, high inventory volume and accumulation of work in progress, etc. X company’s production method consists of 2 parts, for finished products, they are using ATO (assembly to order) way of production, the semi-finished products, which are key components, are produced with MTS (make to stock) method. This thesis conducts in-depth research on the production scheduling of key components in machining workshops, applying lean production theory to analyze the reasons behind various problems in production scheduling; The exponential smoothing method was applied to verify the prediction method of semi-finished product demand; The MRPII theory was applied to optimize its production planning layer, and the batch value settings based on independent demand planning in the ERP system were adjusted and optimized; apply TOC theory to optimize its production scheduling layer, analyze the reasons for bottlenecks in bottleneck processes, and provide a solution to solve the backlog of work in progress; Using the research approach of mathematical modeling for production scheduling, three solutions are proposed to address the issue of PIR settings becoming ineffective due to urgent large orders. These solutions include canceling insertion orders, delaying insertion orders, and rearranging insertion orders. Decision basis and calculation methods are also provided. At the end of the thesis, measures and assessment standards were proposed to ensure the smooth implementation of the optimization plan, in order to ensure its effectiveness and smooth implementation. Based on previous research and tailored to local conditions, this thesis proposes a complete set of end-to-end optimization solutions for the problems arising from X Company's machining production plan: an optimization solution for the entire chain from demand forecasting, production planning to production scheduling, and production execution. It is expected to help enterprises calmly cope with the happiness and troubles brought by the surge in business volume, and continue to thrive in business development.
