中文摘要:造纸网毯是现代造纸工业生产过程中不可缺少的脱水器材,在过去几十年里,造纸网毯行业伴随着造纸业一起获得了快速的发展。VF公司作为造纸网毯行业领先的生产供应商,凭借其深厚的技术研发能力和高质量产品在中高端市场持续获得充足的订单,但生产能力已逐渐无法满足持续增长的市场订单需求。如何提升产能以满足订单需求和市场发展需要是企业亟待解决的问题。 本文以VF公司为研究对象,分析研究当生产交付能力不能满足快速增长的市场需求的情况下,生产系统产能提升的策略。增资扩产能大幅提高产能但周期长,外包合作风险高且隐患大,中短期的产能提升策略是进行流程改进。本文重点介绍流程优化策略,通过提高瓶颈工序产能来提升生产系统的整体有效产能。本文选择VF公司产量最高,最有代表性的OPR成型网为代表产品,应用价值流图了解生产系统的不足和瓶颈问题,依据约束理论指导,进一步展开探究并改进VF公司OPR成型网生产系统,在此基础上制定出行之有效的优化策略。通过产能提升策略实施,预测可将OPR成型网的产能从每天1.00条提高到1.24条,产能提升24.0%,生产周期时间从685.9小时降低到198.55小时,同时可以减少2名操作工人的需求。 本文应用价值流图法来识别系统中制约产能的问题,结合约束理论的思维逻辑对系统制约和排产方式进行有效改善,提高了整个生产系统的有效产出。对有类似问题和产能提升需求的制造类企业有一定的参考借鉴作用。 
英文摘要:Paper making cloth is an indispensable dewatering element in the production process of modern paper industry. In the past few decades, the paper making cloth industry has achieved rapid development along with the paper industry. VF Company, as a leading manufacturing supplier in the industry, continues to obtain sufficient orders in the mid and high-end market with its deep technological R&D capabilities and high-quality products. However, its production capacity is gradually unable to meet the continuously growing market order demand. How to increase production capacity to meet order demand is an urgent problem for enterprises. This thesis takes VF Company as the research object to analyze and study the strategies for increasing production capacity when the production delivery capacity cannot meet the rapidly growing market demand. Capital investment can significantly increase production capacity but the timeline is long, and outsourcing cooperation has high risks and hidden dangers. The short-term strategy for increasing production capacity is to optimize the process. Focus on introducing process optimization strategies to enhance the overall effective production capacity of the production system by increasing the production capacity of bottleneck processes. This thesis selects OPR forming fabric as the representative product, utilize the method of Value Stream Mapping (VSM) to understand the shortcomings and bottleneck issues of the production system, and based on the guidance of Theory Of Constrains (TOC) to improve and optimize the production system. By the implementation of the production capacity increasing strategy, it is predicted that the production capacity of OPR forming fabric can be increased from 1.00 to 1.24 pieces per day, with a 24% increase. The production cycle time ca be reduced from 685.9 hours to 198.55 hours while reducing the demand for 2 operators. In this thesis, the VSM method is used to locate problems, and the TOC is used to keep focus on key problems, and the Lean Production method is used to improve the most critical areas in the production system, thus improving the production capacity of the whole production line. It can be used as a reference for manufacturing enterprises with similar problems and demand for capacity improvement.
