中文摘要:当前国内芯片市场规模已经超过了全球市场的一半,成为全球最大的芯片消费市场。随着近些年西方国家对中国芯片产业限制愈来愈多,政府逐渐加强对芯片产业的支持,2019年政府发布了《中国制造2025》规划,明确将芯片产业列为重点发展领域之一,并提出了一系列具体的发展目标和措施,并同步出台了一系列针对芯片产业的税收政策和优惠政策,加大了对企业的扶持力度,中国芯片产业正朝着芯片国产化目标迈进,芯片国产化替代是中国减少对进口芯片和半导体的依赖,提高国家的信息安全和自主可控能力的国家战略。企业发展离不开天时地利人和,新的时代需求、国家政策支持已经为芯片企业准备“天时地利”,企业如何做好“人和”成为决定企业发展的重要因素,其中芯片研发更是“卡脖子”也是发展的关键所在,因此做好芯片新产品研发管理,为芯片研发保驾护航,对于芯片企业发展尤为重要。 基于此,本文对Z公司芯片新产品研发管理优化研究进行了深入的研究和分析,提出了改进机会和优化建议。文章首先介绍了新产品研发管理的相关理论,然后分析了Z公司基本情况和芯片新产品研发管理现状。接着,文章指出了Z公司在新产品研发管理过程中存在的问题,如研发项目管理阻滞、产品规划前瞻性弱、跨部门间协作性差、需求管理方式粗放等,并提出了新产品研发管理优化的建议。最后,文章从新产品研发管理组织保障、新产品研发管理培训保障、新产品研发管理产品管理考核保障三个方面提出了保障措施,以确保优化措施平稳落地并持续有效。该研究具有理论和实践意义,为Z公司及其他类似企业提供了新产品研发管理优化的参考。 Z公司受自身企业性质限制,改善措施和行动进展推行需要一个过程,同时新产品研发管理是一种实践,更需要在具体的企业环境中进行实践、改良,这样才能发挥管理的真正价值。本篇文章的优化建议正是基于Z公司当下所处的发展阶段而提出,操作较为简单方便,同时可以节约成本避免造成不必要的浪费。此外,本文也希望在帮助Z公司完善其新产品研发管理的同时,能够对与Z公司类似的企业有一定的启发和参考价值。 
英文摘要:At present, the scale of the domestic chip market has exceeded half of the global market, becoming the world's largest chip consumer market. With more and more restrictions imposed by western countries on China's chip industry in recent years, the government has gradually strengthened its support for the chip industry. In 2019, the government issued the "made in China 2025" plan, which clearly listed the chip industry as one of the key development areas, put forward a series of specific development goals and measures, and simultaneously issued a series of tax policies and preferential policies for the chip industry, increasing support for enterprises, China's chip industry is moving towards the goal of chip localization. Chip localization replacement is China's national strategy to reduce dependence on imported chips and semiconductors and improve the country's information security and self-control ability. The development of enterprises can not be separated from the harmony of time, place and people. The needs of the new era and the support of national policies have prepared chip enterprises for the "harmony of time and place". How to do a good job in "harmony of people" has become an important factor determining the development of enterprises. Chip development is also the key to development. Therefore, it is particularly important for the development of chip enterprises to do a good job in the development management of new chip products and escort the development of chips. Based on this, this thesis has conducted in-depth research and analysis on the optimization of Z company's chip new product development management, and put forward improvement opportunities and optimization suggestions. This paper first introduces the relevant theories of new product development management, and then analyzes the basic situation of Z company and the current situation of chip new product development management. Then, the paper points out the problems existing in the process of new product development management of Z company, such as development project management block, weak forward-looking product planning, poor inter departmental collaboration, extensive demand management, and puts forward suggestions for the optimization of new product development management. Finally, the article puts forward safeguard measures from three aspects: the organizational guarantee of new product development management, the training guarantee of new product development management, and the product management assessment guarantee of new product development management, so as to ensure that the optimization measures are stable and effective. The research has theoretical and practical significance, and provides a reference for Z company and other similar enterprises to optimize the management of new product development. Company Z is limited by its own enterprise nature, the implementation of improvement measures and action progress needs a process. At the same time, the management of new product development is a practice, which needs to be practiced and improved in the specific enterprise environment, so as to give full play to the real value of management. The optimization suggestions in this article are based on the current development stage of Z company. The operation is relatively simple and convenient, and it can save costs and avoid unnecessary waste. In addition, this paper also hopes to help Z company improve its new product Development management, at the same time, it can have some inspiration and reference value for enterprises similar to Z company.
