| 中文摘要: | 新能源行业迎来了一波投资热潮,互联网、制造业、航空航天等多个行业的巨头,都纷纷涉足新能源汽车这一领域,寻找着“传统工业经济”和“数字经济”相结合的可能性,开创了“跨界造车”的先河,在这一领域里,既有机会,也有挑战。在当前的市场条件下,新能源汽车企业普遍存在着大量的零件外购现象,因此,如何有效地对供应商进行有效的管理已成为新能源汽车企业能否在激烈的市场竞争中获得生存与发展的关键。在新能源汽车生产企业中,除了成本和利润以外,大部分的零部件质量问题和产品交货期问题,都是因为供应链的管理不当而造成的。因此,在一些专有领域,一些新的产品新技术能否得到很好的应用,也就取决于企业对供应商的选择和管理是否得当。 C公司主要从事新型能源汽车的研发和设计。本文以C公司零部件物料为例,展开了对供应商管理优化的研究。首先,利用问卷调查和数据收集分析,得出了供应商管理中存在的三个问题,具体是:供应商交货合格率下降、供应商交货及时率低、供应商沟通时间长。其次,对目前存在的三个问题进行了剖析,得出目前存在的问题主要是三个原因:一是供应商选择过程不规范;第二,缺乏对供应商绩效的有效评估;第三,供应商管理模式单一。在此基础上,以C公司为例,对其零配件供应商进行了优化,并对其进行了分析。该方案的实施将从三个方面来展开:一是明确了供应商的选择条件,并改善了供应商发展的过程,从而使供应商发展的管理更加规范化;改进绩效评估周期,改进绩效评估指标,并对绩效评估的结果进行动态管理,以达到提高供应商绩效的目的;为了实现最优的目标,本文提出了一种新的多层供应商关系管理方法。在此基础上,从组织、人才、制度三个层面,为优化方案的执行提供了保障。 本文所介绍的供应商管理优化方案,可以帮助C公司提高其零配件供应商的管理水平,帮助C公司对其进行标准化和规范化的管理,从而提高其采购的效率,降低其成本。同时,也希望这篇文章能够为同行业提供一些参考。 关键词:供应商管理;供应商绩效管理;供应商选择;汽车零备件 | |
| 英文摘要: | The new energy industry has ushered in a wave of investment boom. The giants of Internet, manufacturing, aerospace and other industries have all set foot in the field of new energy vehicles, looking for the possibility of combining "traditional industrial economy" with "digital economy", creating a precedent for" cross-border car building". In this field, there are both opportunities and challenges. Under the current market conditions, a large number of products are generally purchased by new energy automobile enterprises. Therefore, how to effectively manage suppliers has become the key to the survival and development of new energy automobile enterprises in the fierce market competition. In the new energy vehicle manufacturers, in addition to the cost and profit, most of the parts quality problems and product delivery problems are caused by improper management of the supply chain. Therefore, whether some new products and technologies can be well applied in some proprietary fields depends on the selection and management of suppliers by the OEM. Company C is mainly engaged in the research and development and design of new energy vehicles. Taking the parts and materials of C Company as an example, this thesis studies the optimization of supplier management. First of all, using questionnaires and data collection and analysis, we get three problems in supplier management, which are: the drop of qualified delivery rate of suppliers, the low timely delivery rate of suppliers and the long communication time of suppliers. Secondly, the three existing problems are analyzed, and it is concluded that the existing problems are mainly due to three reasons: First, the supplier development and select process is not standardized; Second, there is a lack of effective evaluation of supplier performance; Third, the relationship between suppliers is simply managed. On this basis, taking C Company as an example, this thesis optimizes its suppliers of spare parts and analyzes them. The implementation of the scheme will be carried out from three aspects: first, the selection conditions of suppliers are made clear, and the process of supplier development is improved, so that the management of supplier development is more standardized; Improve the performance evaluation cycle, improve the performance evaluation indicators, and dynamic management of the results of performance evaluation, in order to achieve the purpose of improving supplier performance; In order to achieve the optimal goal, this thesis proposes a new multi-layer supplier relationship management method. On this basis, from the three levels of organization, talents and system, it provides a guarantee for the implementation of the optimization scheme. The supplier management optimization scheme introduced in this thesis can help Company C to improve the management level of its parts suppliers and help Company C to standardize and standardize its management, thus improving its procurement efficiency and reducing its cost.
