中文摘要: | 卫生巾这个品类自从1982年进入中国市场以来,渗透率逐步提升,截至2018年其渗透率已经接近饱和,市场的增长也开始放缓,随之而来的市场竞争更加激烈,品牌为了保持或增加其市场份额,新品推出的数量和速度都远超从前,频繁的产品推新和业务上的压力对企业研发能力和效率的要求越来越高,企业如何在有限的资源下同时提升产品研发的效率和质量,是很多企业面临的问题。N公司成立于2021年,目前主要经营的产品是卫生巾,刚成立就面临着激烈的市场竞争,研发速度和研发质量的同步提升对于N公司来说更加的迫切和需要。 本论文以N公司作为研究对象,采用文献研究、案例分析和调查分析的方法,首先回顾了研发管理概念、经典研发管理理论和过程能力指数相关的理论知识,然后对N公司的产品研发流程的现状和问题进行了分析,提出了四点不足:对消费者认知了解不够、产品研发速度跟不上业务需求速度、产品规范论证不充分和产品研发流程中没有明确的关口。针对产品研发流程的现状问题,本论文基于利用和借鉴研发经典管理理论与专注于解决主要问题的优化思路,提出了的四个优化方案:在需求洞察阶段增加对消费者认知的研究、建立并行研发机制优化产品设计和技术论证阶段、引入过程能力指数优化产品开发阶段和在产品研发流程中增加关口环节。为了能够实现并行研发机制,本论文建立了消费者需求和认知研究平台、材料开发平台和技术开发平台,这三个平台是平行于产品研发流程但又影响着产品研发流程的执行。最后对产品研发流程的优化方案,本论文提出了四点实施保障措施,分别为企业文化保障、组织架构和考核制度保障、流程管理保障和沟通渠道保障。 本论文的研究成果不仅可以为N公司带来产品研发速度和研发质量的提升,同时本论文中的发现和建议也可以作为一次性卫生用品行业的其他公司参考借鉴,特别是本论文提到的并行研发机制可以帮助本行业很好地解决研发速度和研发质量的矛盾问题。 | |
英文摘要: | Sanitary napkin entered China market in 1982, the penetration has gradually increased in the following years until 2018. The market increase become slower due to the penetration already close to 100% since 2018 and the competition among brands become more and more fierce. To keep or increase market share, lots of brands choose to launch more new products with faster speed. In this case, how to improve product development speed and quality at the same time become a challenge to many enterprises. Company N was found in 2021 and current main business is sanitary napkin. Company N faced fierce market competition since its establishment, with this background, improving product development speed and quality is more urgent and necessary for Company N. In this thesis, company N is taken as research objective, and literature research, case study and survey analysis etc. methods were used. Firstly, the knowledge on R&D management, classical R&D management theory and process capability index was reviewed. Then the current situation and problems of company N product development process was analyzed, and four opportunities were raised, which are lacking of deep understanding about consumer proception, product development speed not meeting business needs, product specification having no enough validation and no gate in product development process. To resolve the problems found in current product development process, four optimization actions were taken which are adding consumer proception study into needs insight stage, establishing parallel research and development mechanism and optimizing product design stage and technical verification stage, bringing process capability index into product development stage and adding gates into product development process based on optimization ideas that are benchmarking classical R&D management mode and focusing on key problems resolving. To realize parallel research and development mechanism, three platforms about consumer needs and proception study, materials development and technology development were established in this thesis. These three platforms are parallel to product development process but affect the latter a lot. Finally, four systematic actions were taken to assure excellent execution on optimized product development process, including promoting suitable company culture, optimizing organization and performance assessment, building product development process management, and setting up communication channel. The research findings in this thesis can not only help company N improve product development speed and quality, but also can be good reference for other companies in this industry. Especially the parallel research and development mechanism mentioned in this thesis provide a solution to solve the contradiction between product development speed and quality. | |
