中文摘要：	进入本世纪以来，我国的电影放映事业向着院线制发展，从2009年到2021年底，全国院线数量从37家发展到51家。排名前十的院线市场占有率从47.5%下降到43.3%，说明市场竞争日趋激烈，企业面临的经营压力越来越大。而2020年初开始的新冠肺炎疫情，使得院线行业更是面临严峻的挑战。院线行业又是同质化非常严重的行业，在提供的产品上雷同度非常高，因此在追求规模效应的同时，实行精细化管理，最大限度的降本增效，是院线企业管理进化的必由之路。 本文以快消品成本控制为研究对象，以W院线公司的快消品成本控制存在的问题为切入点，先是披露该公司快消品管理存在订货不准确，耗用工时长，库存周转率低，成本高企等现象，然后深入的分析产生这些现象的原因。接下来分析出W院线公司产生以上管理问题的原因为需求预测难度大、不准确，人员规模大，学历水平低，专业素养差，物流成本高居不下。然后针对问题及成因，提出了优化解决方案，分别从提高采购预测，加强过程管理，构建模型计算参考订货量，优化物流，与建立健全快消品与运营监管机制方面提出具体措施。最后针对以上优化措施的施行，进行了效益测算，并拟定了优化方案有效落地实施的相关保障措施。本文最终得出结论，通过加强需求预测，物流流程整合再造，组织架构的优化与职能的再分配，可以有效的降低院线公司的快消品管理成本，为企业的效益提升做出贡献。 本文理论引用主要在于综合利用需求预测与物流整合的方式来降低企业库存，提高库存周转率，降低企业运营成本；创新性的进行企业组织架构的微整合，将同质化的工作集中于快消品管理支持组，起到业务共享的作用，极大的从人力角度降低了人工成本。目前业界对影院行业的运营优化的相关研究较少，本文发起相关的研究，希望能够对行业未来的发展起到一定的启示作用。
英文摘要：	Since entering this century, China's film screening industry has developed towards the cinema system, and from 2009 to the end of 2021, the number of cinemas in the country has developed from 37 to 51. The market share of the top ten cinemas has dropped from 47.5% to 43.3%, indicating that the market competition is becoming increasingly fierce and the operating pressure faced by enterprises is increasing. The new crown pneumonia epidemic that began in early 2020 has made the cinema industry face severe challenges. The cinema industry is a very homogeneous industry, and the degree of similarity in the products provided is very high, so while pursuing the scale effect, the implementation of refined management and maximum cost reduction and efficiency increase is the only way for the evolution of cinema enterprise management. This thesis takes the cost control of sales management as the research object, and takes the problems existing in the sales management of W cinema line company as the starting point. First, it discloses the phenomena of inaccurate ordering, long working hours, low inventory turnover, high cost and so on in the sales management of the company, and then analyzes the causes of these phenomena in depth. Next, after analysis, the reasons for the above management problems of W cinema line company are the difficulty and inaccuracy of demand forecasting, large staff size, low educational level, poor professional quality, and high logistics costs. Then, for all the causes and problems, this thesis proposes optimization solutions, and puts forward specific measures from the aspects of improving procurement forecast, strengthening process management, building a model to calculate the reference order quantity, optimizing logistics, and establishing and perfecting the supervision mechanism of sales and operation. Finally, for the implementation of the above optimization measures, the benefit calculation is carried out, and the relevant safeguard measures for the effective implementation of the optimization plan are formulated. Finally, this thesis comes to the conclusion that by strengthening demand forecasting, logistics process integration and reengineering, organizational structure optimization and function redistribution, we can effectively reduce the cost of sales management of theater companies and contribute to the improvement of enterprise benefits. The innovation of this thesis lies in the comprehensive use of demand forecasting and logistics integration to reduce enterprise inventory, improve inventory turnover, and reduce enterprise operating costs. Innovatively carry out micro-integration of enterprise organizational structure, concentrate homogenized work in FMCG management support group, play the role of business sharing, and greatly reduce labor costs from the perspective of manpower. At present, there are few related studies on the operation optimization of the cinema industry in the industry, and this article initiates related research, hoping to play a certain enlightenment role in the future development of the industry.
