| 中文摘要: | 随着互联网模式向传统制造业的渗透,家用电器也迎来了新变革。各方家电巨头积极拥抱智能化战略的同时,也对其研发能力提出新挑战。A企业作为全球最大的空调制造企业,自成立之日起的30多年里得到了长足的发展。但由于其传统金字塔型的组织架构,导致决策效率低,除空调以外的其他家电产品更新换代周期过长,跟不上时代步伐,原有以质量为导向的新产品研发流程已无法使该公司持续保持市场竞争力。 本文对A企业新产品研发流程进行深入分析,发现其中存在三方面问题:新产品研发策划不明确、研发周期长、研发成本高,导致其家电产品缺乏市场竞争力。因此,本文通过新产品研发、流程优化等相关理论的研究,结合DMAIC工具及IPD思想的综合应用,提出A企业新产品研发流程优化的解决方案,由门径管理系统(SGS)改为集成产品开发(IPD)模式,包括建立跨部门多功能研发横向组织、由串行开发改为并行开发、建立经济效益评价体系等方式进行流程优化,最后针对优化方案实施保障措施,并进行效果分析。 本文以集成产品研发模式为指导,综合运用SDCA、ESIA、ECRS等流程优化方法,提出A企业新产品研发流程优化的解决方案。研究结果对A企业甚至整个家电行业在存量市场竞争中如何提高研发效率、降低研发成本、增强产品核心竞争力,使公司持续保持高速增长具有重要的实践意义。 | |
| 英文摘要: | With the penetration of the Internet model into the traditional manufacturing industry, household appliances have also ushered in new changes. While actively embracing the intelligent strategy, the appliance giants of all parties also put forward new challenges to their R&D capabilities. As the world's largest air-conditioning manufacturer, company A has made great progress in more than 30 years since its establishment. However, due to its traditional pyramid organizational structure, the decision-making efficiency is low, and the renewal cycle of other household appliances except air conditioners is too long to keep up with the pace of the times. The original quality oriented R&D process of new products can no longer keep the company competitive in the market. This thesis deeply analyzes the new product R&D process of company A, and finds that there are three problems: unclear new product R&D planning, long R&D cycle and high R&D cost, which lead to the lack of market competitiveness of its home appliances. Therefore, through the research of new product R&D, process optimization and other related theories, combined with the comprehensive application of DMAIC tools and IPD ideas, this thesis puts forward a solution for the optimization of new product R&D process of company A, which changes from the gateway management system (SGS) to the integrated product development (IPD) mode, including the establishment of cross department multi-functional R&D horizontal organization, the change from serial development to parallel development, and the establishment of economic benefit evaluation system to optimize the process, Finally, the implementation of security measures for the optimization scheme and the effect analysis are carried out. Under the guidance of integrated product R&D mode, this thesis puts forward a solution for new product R&D process optimization of company A by comprehensively applying process optimization methods such as SDCA, ESIA and ECRS. The research results have important practical significance for company A and even the whole household appliance industry to improve the R&D efficiency, reduce the R&D cost, enhance the core competitiveness of products and keep the company growing at a high speed in the stock market competition. | |
