| 中文摘要: | 从2016年起, 药品上市许可持有人制度开始在我国试行,上市许可和生产许可相分离,为新药制剂研发和委托生产提供了更加灵活的环境。政策利好带来的是国内CDMO(Contract Development and Manufacturing Organization合同定制研发生产)企业的蓬勃发展,规模不断扩大,同时竞争也变得更加激烈,寻找新的利润点成为了企业生存的关键。快速反应式供应链不仅能够缩短新药研发到上市的时间,还给带来了新的利润挖掘点。A公司作为集团业务的延申,业务流不断建立和发展的过程中,传统运营模式弊端逐渐暴露了出来,整体项目运转流程存在诸多问题,严重影响了集团CDMO业务的不断扩大。 本文通过对A公司销售与运营管理、采购与供应商管理、研发与生产管理、仓储管理、客户需求管理等各方面进行了分析,确定了客户需求管理不足、原辅料和库存管理不足、车间利用率不足等,导致项目运行周期被拉长的三个主要问题。为了在CDMO市场竞争日益激烈的情况下,提高企业竞争力,本文通过一系列改善,建立起了符合自身业务特点的供应链管理模式。在改善方案逐步实施过程中,本文从模块化客户需求报价系统、处方工艺开发平台、公共辅料库等完成了各部门业务标准化,并通过ERP系统升级将全公司业务串联。基于升级的ERP系统,进行了客户需求与采购供应、生产计划等全流程的自动化管理。本文在以上优化基础上,提出了A公司同供应商及客户建立长期合作管理的方式,将快速反应模式向供应链上下游延伸,从而实现适用于A公司CDMO业务的快速反应式供应链模式的建立,实现了运营成本降低和客户项目的快速交付的优化目标。 本文对A公司CDMO业务运营模式的优化,解决了影响项目运转速度的三个主要问题,并建立起了一套标准化、模块化的快速反应供应链联盟。虽然本文研究的快速反应式供应链仅适用于A公司独有的业务流程,但是其研究方法以及A公司从部门到公司再到全供应链的优化过程,对其他CDMO公司业务流程建立也具有一定的借鉴意义。 | |
| 英文摘要: | Since 2016, the drug marketing authorization holder system has been trialed in China, and the marketing authorization and production authorization have been separated, providing a more flexible environment for the research and development and commissioned production of new drug preparations. The favorable policy has brought about the vigorous development of domestic CDMO (Contract Development and Manufacturing Organization) enterprises, the scale continues to expand, and the competition has become more intense, and finding new profit points has become the key to the survival of enterprises. A fast-response supply chain can not only shorten the time from new drug development to market, but also bring new profit mining points. As an extension of the group's business, Company A has gradually exposed the drawbacks of the traditional operation model in the process of continuous establishment and development of business flow, and there are many problems in the overall project operation process, which seriously affects the continuous expansion of the group's CDMO business. This thesis analyzes the sales and operation management, procurement and supplier management, R&D and production management, warehouse management, customer demand management and other aspects of Company A, and identifies three main problems caused by insufficient customer demand management, insufficient raw materials and inventory management, and insufficient workshop utilization, resulting in the project operation cycle being lengthened. In order to improve the competitiveness of enterprises in the increasingly fierce competition in the CDMO market, this thesis establishes a supply chain management model that meets its own business characteristics through a series of improvements. In the process of gradually implementing the improvement plan, this thesis completes the business standardization of each department from the modular customer demand quotation system, prescription process development platform, public auxiliary material warehouse, etc., and connects the company's business in series through ERP system upgrade. Based on the upgraded ERP system, the whole process of customer demand, procurement and supply, production planning and other automatic management is carried out. Based on the above optimization, this thesis proposes a way for Company A to establish long-term cooperative management with suppliers and customers, and extends the rapid response mode to the upstream and downstream of the supply chain, so as to realize the establishment of a rapid response supply chain model applicable to Company A's CDMO business, and achieve the optimization goals of reducing operating costs and rapid delivery of customer projects. This thesis optimizes the CDMO business operation mode of Company A, solves three major problems affecting the speed of project operation, and establishes a set of standardized and modular rapid response supply chain alliance. Although the fast-response supply chain studied in this thesis is only suitable for Company A's unique business process, its research method and the optimization process of Company A from department to company to the whole supply chain also have certain reference significance for the establishment of business processes of other CDMO companies. | |
