| 中文摘要: | 汽车零部件跨国开发项目在中国成为了一种越来越通行的汽车零部件开发模式,尤其中国现已逐步发展成为新能源汽车新领域的领军者,越来越多的跨国企业在中国建立研发中心,并趋向从中国开始首先启动全球平台的研发,以跨国团队为主体的开发项目越来越常见。在跨国开发项目中,风险控制无疑是决定公司在国际竞争当中如何获胜的一个极为重要的因素,唯有建立健全的风险预防和控制体系,方可确保产品品质与交货时效,树立企业的品牌形象。 本论文内容将立足于车辆零部件跨国开发项目的自身特征,并基于项目风险管理基础理论,采用头脑风暴等方式,辨识出在DA汽车燃油箱跨国开发项目阶段中的最主要风险。并根据X零部件跨国开发案例的实际状况,通过利用主观评分方法和风险排序矩阵方法对风险点进行了评估,总结出风险的优先级清单,帮助DA公司集中全球优质资源应对X燃油箱跨国项目风险。与此同时,使用四大风险应对策略,并通过风险评价得出对应的中、高风险项,选择合适的应对方法,并且在公司的五个阶段和八个门的项目管理流程加以监督,确认各阶段交付的文件,从而实现对风险项的关注和更新确认,确保项目平稳高效的进行研发并顺利投产。 通过研究,本文整理出适合DA汽车公司X跨国开发项目的风险清单,给前期竞价团队和X跨国研发项目组织资产传承提供了重要依据。风险排序矩阵的整理为DA集团对资源的安排提供依据,并以风险排序矩阵分值为依据制订有针对性的危机处理方法,减少在DA汽车集团燃油箱公司发展进程中的同一问题重复出现的可能性。本所得成果不但对本公司的项目风险控制进行针对性的,还可以对其汽车零部件企业跨国研发项目,尤其是中国企业走出去进行跨国项目开发提供有价值的参考和借鉴。 | |
| 英文摘要: | Multinational auto parts research and development project has become a more and more popular mode in China companies, especially China has gradually developed as a leader in the field of new energy vehicles. More and more multinational enterprises set up R&D centers in China, and lead the trend in China on global platform for the research and development. With development of the multinational group as project team is more and more popular in transnational development projects. Risk control is undoubtedly a very important factor that determines how a company wins in the international competition. Only by establishing a sound risk prevention and control system can we ensure product quality and delivery time, and then establish the brand image of the enterprise. The content of this thesis will be stood at the characteristics of the transnational development project of vehicle parts, and based on the basic theory of project risk management, using brainstorming and other ways to identify the main risks in the transnational development project of DA automobile fuel tank. In addition, according to the actual situation of X transnational development project, the risk points were evaluated by using subjective scoring method and risk ranking matrix method. And the priority list of risks was summarized, which helped DA company to concentrate global high-quality resources to deal with the risks of transnational projects of X fuel tank. At the same time, adopt four main risk dealing strategies and choose the suitable method through the risk assessment to deal with high risk items with the company's AQP process of five phase and eight door project management system. Monitor and identify each stage of delivery of the documents to realize the attention to risk items and update confirmation to ensure smooth research and development process and start production finally. Through research, this thesis sorted out the risk list suitable for X multinational development project of DA Automobile Company, which provided an important basis for the early bidding team and the asset inheritance organization of X multinational R&D project. The sorting of risk ranking matrix provides a basis for DA Group to arrange resources, and based on the score of risk ranking matrix, a targeted crisis treatment method is formulated to reduce the possibility of the same problem in the development process of fuel tank company of DA Auto Group. The results are not only targeted to the project risk control of the company, but also can provide valuable reference and reference for the transnational R&D projects of auto parts enterprises, especially for Chinese enterprises to go out and carry out transnational project development. | |
