中文摘要: | 粮食安全和稳定供应是我国政府非常重视的民生保障产业,大豆加工行业经过二十多年在国内的快速发展,已经成为一个竞争非常激烈的大宗粮食加工产业。形成了以ADM、邦基、嘉吉、路易达孚国际四大粮商为代表的外资粮食企业,以中粮、中储粮、九三为代表的国有大型粮食企业,以汇福、香驰、渤海等为代表的民营粮食企业,各有特点的经营和运营管理体系。大豆加工行业大宗产品的交易模式和产品市场特点,使大宗大豆加工行业较难形成产品差异化的竞争模式。精益管理、降本增效对于大豆加工企业就更加的重要,成本的节省和效率的提高都直接帮助企业利润提升和持续改善。 精益管理是以精益思想为指导,是起源于日本丰田的一种管理模式,其核心在于消灭浪费,并以此为目标发展的一系列工具和方法。嘉吉以精益六西格玛理论为参考,结合企业自身情况和大宗粮食加工行业的特点,构建了企业持续改善的嘉吉无限循环理论。C公司是世界四大粮商之一的嘉吉公司的全资子公司,以大豆加工为主营业务,是华北地区最大的粮食加工企业之一,于2016年在沧州市渤海新区投产运营。本文详细分析了C公司大豆加工工厂在生产运营管理中遇到的挑战和问题,以嘉吉无限循环理论体系作为指导,制定详细的行动方案和改善措施,持续提高和改善生产运营绩效。在生产成本控制、产品质量管理、生产运行效率、设备可靠性维护、项目管理等方面都得到了相应的改善,并且依然在持续改善的过程中。 大豆加工行业作为一个传统的粮食加工行业,大部分的企业现有的设施设备和管理体制都比较传统,在信息化、自动化、智能化的发展上远远不及汽车制造,机械加工等行业的发展进度。本文通过对于C公司大豆加工企业生产运营改善的研究,为大豆加工等大宗粮食加工企业提供运营改善的思路和参考。 | |
英文摘要: | Food security and stable supply is the people’s livelihood security industry which has been taken more attention by the Chinese Government. Soybean processing industry has become a very competitive bulk grain processing industry after two decades of rapid development in China. The industry has formed different type of operation and management system between foreign grain enterprise represented by the four major grain enterprises of ADM, Bunge, Cargill, Louis Dreyfus, large stated-owned grain enterprise represented by COFCO, Sinograin, Jiusan and private grain company represented by Huifu, Xiangchi, Bohai. The trading mode and product market demand of bulk products in the soybean processing industry make it difficult to form competitive mode of product differentiation. Lean management, cost reduction and efficiency increase are more important for soybean processing company which will directly support the company to improve profits and continuously improvement. Lean management is guided by Lean Production Thinking which is a management model originated in Toyota. The core is to eliminate waste and it developed of a series of tools and methods for this purpose. Cargill takes Lean Six Sigma as the basic theoretical basis and combines its own business situation and the characteristics of bulk processing industry, set up Cargill Infinity Loop Theory for the continuous improvement of enterprise. C Company is a fully owned subsidiary of Cargill, one of the world's four largest agriculture enterprises, with soybean processing as its main business. C Company is one of the largest soybean processing plants in North China and was put into operation in Bohai New Zone, Cangzhou City in 2016. The research analyzes in detail the challenges and problems encountered by C Company soybean processing plant in operation performance improvement. C Company soybean processing plant takes Cargill Infinity Loop theory as the guide, formulates detailed action plans and improvement measures, continuously improved production and operation performance. It has been correspondingly improved in production cost control, product quality management, operation efficiency, equipment reliability maintenance, project management, etc. And it is kept in the process of continuously improvement. Soybean processing industry is a traditional grain processing industry, equipment and management system are relatively traditional in most of the existing facilities, the development of informatization, automation and intelligence are far less than the progress of automobile manufacturing, mechanical processing, and other industries. Through the study of the operation improvement of C company soybean processing plant, it provides ideas and references for the operation improvement of large grain processing enterprises. | |
