中文摘要:21世纪以来,中国航空事业进入了高速发展的阶段,对航空产品的可靠性和稳定性要求也越来越高。军用电子元器件作为航空产品的基本单元,航空企业对军用电子元器件筛选试验能力的提升要求愈发急切。军用电子元器件筛选试验是航空产品制造链的前端,如何快速、高效地完成筛选试验任务,既是航空系统的必然要求,也是企业提升自身竞争力的重要手段。 本论文从试验计划的预测、排程、实施以及分析等方面找出了影响A公司元器件筛选试验能力的因素,采用流程再造、节拍化生产、计划回归分析等方法,提升了A公司元器件筛选试验能力,降低了试验成本和管理成本,达到了电子元器件筛选试验计划管理改善的目的。 在研究过程中,采用文献综述法和案例研究法,对A公司电子元器件筛选试验计划管理过程中的试验计划台账、试验记录、元器件采购台账、元器件库存台账等资料进行整理和分析。对元器件筛选试验计划的预测、排程、实施监控、分析等方面进行剖析,结合公司近几年的试验计划数据,系统性的阐述了元器件筛选试验计划管理过程中的现状,并对计划管理中的各阶段进行了问题分析。然后,在预测与计划排程方面,对筛选试验模式、计划管理模式、计划流程等进行了改善,解决了试验上下游计划的不平衡问题;在计划实施与监控方面进行了流程再造、计划自动推送、产能提升等策略,提升了试验计划的管控力度;在计划分析与反馈方面,从数据的抓取到数据中台看板都进行了系统的改善,让决策者提早的应对生产风险。最后,对这套改善策略进行了效果评价。 计划管理对于生产的影响不仅体现在先期策划,更是贯穿始终,通过本文对元器件筛选试验的计划管理改善可以看出,良好的计划管理体系可以带动精益改善、推动业务流程的整合重组、提升人员的工作效率。通过此次改善对多品种、小批量的生产模式提供一些经验,同时对同类企业尤其军工类企业也具有借鉴的意义。  
英文摘要:Since the 21st century, China's aviation industry has entered a stage of rapid development, with increasingly high requirements for the reliability and stability of aviation products.As the basic unit of aviation products, the requirements of aviation enterprises military for screening test capabilities of military electronic components are becoming more and more urgent.The screening test of military electronic components is the front end of the aviation product manufacturing chain. How to complete the screening test task quickly and efficiently is not only an inevitable requirement of the aviation system, but also an important means for enterprises to enhance their competitiveness. This study finds out the factors that affect the component screening test ability of Company A from the aspects of prediction, scheduling, implementation and analysis of the test plan. By introduce the methods of process reengineering, tempo production and plan regression analysis, the component screening test ability of Company A is improved, the test cost and management cost are reduced, and then the management of the electronic component screening test plan is improved. In the process of research, literature review and case study methods were used to sort out and analyze the test plan ledger, test record, component purchase ledger, component inventory ledger and other data in the management process of electronic component screening test plan of Company A. Depth analysis the prediction, scheduling, implementation monitoring, analysis and other aspects of the component screening test plan. Combined with the company’s test plan data in recent years, systematically describe the current situation in the management process of the component screening test plan, and analyze the problems in each stage of the plan management. Then, in terms of prediction and planning scheduling, improved the screening test mode, planning management mode and planning process, and solved the problem of upstream and downstream ratio balance of the test; In terms of plan implementation and monitoring, following strategies were carried out such as process reengineering, automatic plan push, and capacity improvement, which have improved the control of the test plan; In the aspect of plan analysis and feedback, the system has been improved from data capture to data middle board, allowing decision makers to deal with production risks in advance. Finally, the effectiveness of this improvement strategy is evaluated. The impact of plan management on production is not only reflected in the early planning, but also throughout. It can be seen from the improvement of plan management in the component screening test in this study that a good plan management system can drive lean improvement, promote the integration and reorganization of business processes, and improve the working efficiency of personnel. This improvement will proved some experience for the production mode of multivariety and small batch, and it will also have reference significance for similar enterprises, especially military enterprises.
