| 中文摘要: | 在数字化经济浪潮的推动下,金融行业在积极地进行数字化转型,众多金融科技公司也在优化其生态圈。为稳步实现数字化转型,C公司作为一家金融科技型企业正积极创新更多智能化的场景应用,以构建“金融+场景”智慧金融生态圈。在转型过程中,创新产品的业务比例逐年增加,客户对需求变动的响应及时性和产品质量的要求越来越高。公司当下的项目管理方式已不能满足此类项目的激烈竞争性要求,迫切需要高效的方法来改善此类项目的研发方式,为C公司创新产品快速研发进行可行性的探索。 敏捷开发不同于传统软件开发方式,凭借其分段迭代、快速小跑、增量交付的独特优势,非常适用于需求快速变化的新产品研发。通过查阅大量文献,对软件项目管理、传统软件开发模型、敏捷开发模型有了充分的认识,以此为基础结合C公司X项目现状,分析并总结了X项目在项目过程、组织架构、需求管理、项目计划与进度控制等方面所存在的问题。针对发现的问题、详细的原因分析及拟优化的目标,本文借鉴Scrum敏捷开发的思想给出了X项目管理优化方法,主要涉及项目过程优化、项目组织优化、需求管理优化、进度管理优化四个方面。为了确保优化方法的可行性和合理性,在X项目二期进行了该优化方法的试用,并给出了人力资源、培训体系、考核激励等三方面的实施保障,切实改善X项目管理方式,提高开发效率和产品质量。 通过X项目管理优化方法的实施,X项目二期在整体上取得了显著的成效。在组织沟通方面变得更简单、通畅,团队成员的工作效率得到了极大提升,团队凝聚力显著增强;在需求管理方面,团队成员对需求的理解高度一致,需求变更响应率高达86%;在进度管理方面,项目周期明显缩短,用户满意度及研发效率都得到了很大的提高。 关键词:项目管理;敏捷开发;Scrum | |
| 英文摘要: | Driven by the wave of digital economy, the financial industry is actively engaged in digital transformation, and many financial technology companies are also optimizing their ecosystem. In order to steadily realize digital transformation, Company C, as a financial technology enterprise, is actively innovating more intelligent scenario applications to build a "finance+scenario" smart financial ecosystem. In the process of transformation, the business proportion of innovative products has increased year by year, and customers' requirements for timely response to demand changes and product quality have become increasingly high. The current project management mode of the company can no longer meet the requirements of the fierce competition of such projects, so efficient methods are urgently needed to improve the R&D mode of such projects, so as to explore the feasibility of rapid R&D of innovative products of Company C. Agile development is different from the traditional software development method. With its unique advantages of subsection iteration, fast sprint and incremental delivery, it is very suitable for the research and development of new products with rapidly changing requirements. Through consulting a large number of documents, I have a full understanding of software project management, traditional software development models, and agile development models. Based on this, I analyze and summarize the problems of X project in terms of project process, organizational structure, demand management, project planning and progress control. In view of the problems found, the detailed cause analysis and the target to be optimized, this thesis uses the idea of scrum agile development for reference to give the optimization method of X project management, which mainly involves four aspects: project process optimization, project organization optimization, demand management optimization and schedule management optimization. In order to ensure the feasibility and rationality of the optimization method, the optimization method was tried out in Phase II of the X project, and the implementation guarantees of human resources, training system, assessment and incentive were provided, so as to effectively improve the management mode of the X project and improve the development efficiency and product quality. Through the implementation of the optimization method of X project management, the second phase of X project has achieved remarkable results on the whole. In terms of organizational communication, it has become simpler and smoother, the work efficiency of team members has been greatly improved, and the team cohesion has been significantly enhanced; In terms of requirements management, team members have highly consistent understanding of requirements, and the response rate of requirements change is as high as 86%; In terms of schedule management, the project cycle has been significantly shortened, and user satisfaction and R&D efficiency have been greatly improved.
