中文摘要:近些年,受益于国内经济的蓬勃发展,国内汽车制造业迅速崛起。中国已经成为世界第一大汽车生产国和汽车消费的最大单一市场。在此过程中,国内汽车零部件企业不断发展壮大,行业竞争趋势也变得日益激烈。汽车零部件开发项目,是一个复杂的系统,具有投资规模大、项目周期长、技术复杂、市场不确定性高等特征。汽车零部件企业如何按时保质符合预算地成功导入新项目,是其保持市场地位、加强客户信任、做大做强的坚实保障。另一方面,目前国内汽车零部件企业新产品开发项目管理水平没能跟上行业的快速发展,整体能力还相对偏弱,尤其是在新产品开发项目的风险管理方面,很少有公司可以在零部件开发项目管理中运用成熟的风险管理理论知识。一个汽车零部件开发项目成功与否,很大程度上取决于项目实施过程中,能否有效地管控项目不同阶段的各种风险。项目风险分析缺失、风险应对不善,将对项目造成众多负面影响,甚至导致项目的彻底失败。如何确保项目管理全过程中有效的开展风险识别、风险评估及制定实施应对策略,以最小成本获得项目成功的最大保障,已经是汽车零部件企业正在面对且需迫切解决的问题。 通过对项目管理理论、研发项目风险管理理论的研究,结合M公司当前项目风险管理的现状,用前副车架零部件开发项目为实例分析,本研究提出了在项目开发阶段成立风险管理焦点小组,过程中运用开发流程耦合风险分解结构法、德尔菲法等方法,从项目方案层级角度,识别来自市场环境、客户要求、供应链等方面的外部风险,以及来自资源配置、开发周期、技术能力、产品质量和开发过程等方面的内部风险;相应地运用层次分析法对己识别出来的关键风险进行权重分析评估,指导项目层级的方案决策。结合公司的实际情况,分析根本原因,选择相应的风险应对策略和制定具体举措,开展风险应对。致力通过前副车架项目风险分析和应对策略的研究过程,为公司制定风险管理提供良好的理论基础和方法规划,以提升公司在汽车零部件开发项目风险管理方面的综合水平,也给同类型企业开发项目的风险识别、分析和对策工作以借鉴。 关键词:汽车零部件 开发项目 项目风险管理 风险分析 风险应对策略  
英文摘要:In recent years, together with the vigorous development of the domestic economy, China’s automobile manufacturing industry has made great progress rapidly. China occupies the first position of the world's largest auto producer and the largest single market for auto consumption in the last ten years. In this process, domestic auto parts enterprises grow accordingly. The industry competition trend has also become increasingly fierce. Auto parts development project is a complex system. It has the characteristics of large investment scale, long project cycle, complex technology, and high market uncertainty. That how auto parts enterprises successfully launch new projects on time, meet quality within budget is a solid guarantee for them to maintain their market position, strengthen customer trust, and become bigger and stronger. On the other hand, the project management level of China's auto parts enterprises is still relatively weak, especially in project risk management area. Few enterprises can apply the theoretical knowledge of project risk management in project development management. The success of an auto parts development project deeply depends on the effective management of various project risks in each phase of the project implementation process. Poor project risk analysis and response will have many negative effects on the project, and even lead to a complete failure of the project. How to ensure that the whole process of project management can effectively execute risk identification, risk assessment, and implement response strategies. To obtain the maximum guarantee for the success of the project at the minimum cost. Those has become an urgent problem must be solved, faced by China’s auto parts enterprises. With the research of development project risk management theory, considering the actual status of project risk management at M company. This paper proposes to set up a risk management focus group in the project development phase, and use process combine risk decomposition structure method, Delphi method to identify the external risks, such as from the market environment, customer requirements, supply chain and other aspects from the perspective of project scheme level. And internal risks from resource allocation, development lifetime, technical capacity, product quality and development process; Accordingly, the analytic hierarchy process is used to evaluate the identified risks and guide the scheme decision-making at the project level. Then, based on the actual situation of the company, analyze the root causes, and formulate corresponding risk response strategies. It is hoped that the research process of risk analysis and risk response strategies of front sub-frame project at M company will provide a good theoretical basis and method planning for the company to formulate risk management. To improve the comprehensive level of the company in project risk management. The similar company can take it as a benchmark to work on risk analysis and countermeasure strategy planning in their own auto parts project.
