| 中文摘要: | 目前,电梯行业受下游房地产行业全面调控的影响,行业整体需求放缓;同时,受上游钢铁行业供给侧改革的影响,行业成本增加。激烈的市场竞争环境以及企业对自身发展的要求不断推动着企业完善其内部组织,以适应企业的发展。本文提出适应于当前企业发展要求的组织变革方案,希望能对这一类型的企业提供一定的理论指导和部分实际应用方面的启发。 本文以OT公司为研究主体,针对OT公司组织结构特征与运行中存在的问题展开研究,包括产出绩效低,部门间沟通不顺畅,员工高流失率等问题。针对当前问题,分析组织变革方向与定位,利用PEST分析方法和波特五力模型分析了OT公司发展的宏观环境和微观环境,充分阐述变革的必要性;其次对其组织变革的情境因素分析,阐述当前企业内部组织战略调整,业务模式变化以及技术类型变化的影响;最终确定组织变革的定位于变革方案。在组织变革的实施过程中,需要有一定的措施进行实施保障,包括组织变革的阻碍分析,变革模式的设计与路径选择,以及推进过程中的具体举措和管理。 OT公司在首先保证正常的企业生产运营前提下,逐步改进组织结构和业务流程以及企业文化,引导员工积极参与,树立全员变革的目标,顺利实施组织变革。通过本案例的组织变革研究,希望对相似类型企业组织变革提供一定的借鉴意义,以提高企业的核心竞争力。 | |
| 英文摘要: | At present, the elevator industry is affected by the comprehensive regulation of the downstream real estate industry, the overall demand slowing; At the same time, affected by the supply side reform of the upstream steel industry, the industry cost improving. Being confronted with the daily changing circumstances and increasingly harsh competition on the market in the elevator industry, enterprises need to improve their internal organizational structure. This paper puts forward an organizational transformation scheme suitable for the current enterprise development requirements, hoping to provide some theoretical guidance and some practical application inspiration for this type of enterprises. This paper takes OTIS as a study object, studies the organizational structure characteristics and existing problems in the operation of OT company, including low output performance, poor communication between departments, high turnover rate of employees and so on. Based on the current problems, this paper analyzes the direction and orientation of organizational transformation, analyzes the macro environment and micro environment of OT company's development by using PEST analysis method and Porter's five forces model, and fully expounds the necessity of transformation. Secondly, it analyzes the situational factors of its organizational transformation, and expounds the impact of the current internal organizational strategy adjustment, business model change and technology type change; Finally determine the orientation of organizational transformation. In the implementation process of organizational transformation, certain measures need to be taken to ensure the implementation, including the obstacle analysis of organizational transformation, the design and path selection of transformation mode, as well as the specific measures and management in the promotion process. On the premise of ensuring the normal production and operation of the enterprise, OT company gradually improves the organizational structure, business process and corporate culture, guides employees to actively participate, sets the goal of all staff change, and smoothly implements the organizational transformation. This paper may bring value to the enterprises in transformation stage, so as to improve the core competitive advantage. | |
