| 中文摘要: | 在数字化转型及欧美对中国进行技术封锁的背景下,我国十分重视IT产业的国产化和自主研发能力,因此国内涌现了一批自主研发的软件产品企业,围绕数字化转型过程为政企提供对应的软件产品服务。在激烈的市场竞争环境下,科学而有效的产品研发管理策略是产品型企业能够快速获得市场,提升竞争优势的重要保障,因此制定符合企业实际的研发管理体系,并切实融入到企业管理中去,对软件产品型企业的能够朝着既定目标发展和提高企业竞争力有极其重要的意义。本文选择SZ公司的研发管理体系作为研究对象,目的是建立一套适用于初创型大数据软件产品型企业的研发管理体系。 SZ公司是一家初创型的大数据开发和管理产品企业,为数字化转型企业提供数据开发和数据治理能力,企业创立初期,SZ公司成立产品研发部,负责公司产品的研发工作,推出了一站式的数据开发管控平台,并成功在几个行业的头部客户进行落地。随着市场的开拓,产品研发部门不仅要做好产品的研发管理工作,还需要配合市场、交付等部门进行售前、市场推广、交付实施、客制化等方面的工作,在有限的研发资源条件下, SZ公司的产品研发工作的开展受到了极大的挑战,需要完善研发管理体系,将研发管理工作贯穿公司全流程、多组织,形成公司战略一致,部门间统一协作的研发管理体系。 文章研究大体上可以分为三个部分: 首先,根据对SZ公司的产品研发管理现状调研,文章研究主要从产品战略规划、市场定位和现行方式、产品研发管理流程、产品需求管理、跨部门合作及绩效管理等方面入手,从宏观产品战略至产品研发组织管理等详细问题做了全面的分析,发现并提出了SZ公司产品研发管理体系的缺陷与问题。 其次,根据SZ公司产品研发管理问题的分析,基于IPD的思想,从SZ公司实际情况出发,给出相应的优化方案。主要包括:SZ公司产品研发管理的总体优化策略、设计思路和优化方案; 最后,在研发管理优化策略和方案上,从资源投入保障、人才培养和绩效考核激励三个方面介绍了SZ公司研发管理体系优化的保障措施。 本文基于IPD研发管理体系方法论,对SZ公司的产品研发体系进行了详细的分析和探讨,并据此提出了构建产品研发管理体系的一套方案,可操作性较强,本文所提出的方案在一定程度上可以帮助SZ公司提高其产品研发的管理效率,增强其在市场上的竞争能力。此外,本文的方案还能为同行业同类型的初创型的中小企业提供经验借鉴。 | |
| 英文摘要: | Under the background of digital transformation and technological blockade of China from America, a number of companies that independently develop software products have increasingly emerged in China, to provide corresponding software products and services for government and firms on the transversion of digital transformation. On the context of fierce marketing competition, a scientific and effective product R&D management strategy is an important guarantee for product-based companies to quickly obtain the market, and improve their competitive advantages. Therefore, formulating a R&D management system that meets the company’s actual needs and integrated into corporate management, is extremely significant for software product-based firms towards the established objectives and improve their competitiveness. This dissertation selects SZ company with R&D management system as the research object, and the purpose is to establish a set of R&D management system suitable for start-up data-type software product enterprises. SZ company is a start-up company characterized with big data development and management product that provides data development and data governance capabilities for digital transformation firms. At the beginning of the company establishment, SZ company founded a product research and development department to be responsible for the company's product research and development work, and launched a one-stop shop data development and management platform, and successfully landed in the head customers of several industries. With the development of the market, the product research and development department have to not only do a good job in product research and development management, but also need to cooperate with the market and delivery departments in pre-sales, marketing promotion, delivery implementation, and customization. Under the conditions of limited research and development resources, the development of product research and development work of SZ Company has been greatly challenged. It is necessary to improve the research and development management system, and integrate the research and development management work through the company's entire process and multiple organizations to form a research and development management system with consistent company strategy and unified collaboration between departments. This dissertation research can be divided into three parts: First of all, according to the research on the current situation of SZ company's product R&D management, the research mainly starts with product strategic planning, market positioning and current methods, product R&D management process, product demand management, cross-departmental cooperation and performance management, etc., from the view of macro product strategy, a comprehensive analysis was done on detailed issues such as product R&D organization and management, and the defects and problems of SZ’s product R&D management system were discovered and raised. Secondly, according to the analysis of SZ company's product development management, based on the idea of IPD, starting from the actual situation of SZ company, the corresponding optimization plan is given. These mainly include: the overall idea, principles and specific optimization content of SZ company product R&D management; This research proposes optimized views and strategies from market positioning to the detailed operation of R&D management. Furthermore, the research separately focuses on the product R&D process, role functions and other projects. Analysis has put forward a perfect organizational structure optimization plan. Finally, in the view of optimization strategies and methods of R&D management, the guarantee measures for the optimization of SZ's R&D management system are introduced from three aspects: that is, personnel training, resource input and tool optimization. Based on the methodology of IPD R&D management system, this paper makes a detailed analysis and discussion on the product R&D system of SZ company, and puts forward a set of scheme for constructing the product R&D management system, which has strong operability. The scheme proposed in this paper can help SZ company improve the management efficiency of product R&D and enhance its competitiveness in the market to a certain extent. In addition, the scheme of this paper can also provide experience for the same type of start-up small and medium-sized enterprises in the same industry. | |
