中文摘要:本文讨论的是流水线上的局部工艺过程外包,工艺过程的地点和操作流程并没有因为外包而发生改变,只是资产所有权发生转移,但是承包商具有唯一性。这种特殊的外包形式也能够降低成本、提高产品质量、交货速度缩短、管理效率提高。 随着空调压缩机行业竞争的加剧和外部环境的变化,产业变革带动供应链不断作出调整。为了适应公司的经营发展的需要,企业会伺机利用多种方式经营,包括一体化的整合与模块化的外包。外包通过调整供应链,优化供应链,集中资源到公司擅长的业务,把弱势的业务外包给专业的承包商,从而聚焦核心、节约资源、提高效率,进一步提高核心竞争力。 众多的文献讨论集中在外包的定义、理论依据、外包方式、外包决策以及外包在各个行业的应用,业务外包主要集中在比较独立的外包业务,而且希望引入多个承包商相互竞争以取得低价格、高质量的产品和服务。 本文通过分析C工厂组装流水线中上下盖/支架焊接工艺过程外包的具体案例。从C工厂经营现况上分析了进行外包的必要性,从流水线的具体情况分析得出上下盖/支架焊接工艺过程适合外包合理性。通过外包的实践,出现了C工厂焊接工艺外包后成本下降、不良率降低、生产效率明显提高现象,这说明C工厂焊接工艺外包是有成效的。 从C工厂焊接工艺外包的实践中可以发现,生产线的局部工艺外包遵循OPAR过程(Operation-Process-Action-Review经营-过程-实施-验证),即首先对企业的经营情况分析,从经营方面提出对外包的需要;然后是分析业务流程,包括流水线上的各个工艺过程,发掘适合外包的工艺过程、工位;接着是具体的外包实施,包括外包内容的定义、承包商的选择、合同约定等;最后是定期的业务回顾、检验外包的成效,及时做出调整,若外包改善了经营就继续深化外包,如果无效则取消或调整外包,如此循环形成闭合的外包管理体系。 
英文摘要:In this paper, a special case discussed. Partial process was outsourced, which was a step of the line of the flow, no physical change, no process changed, just the owner of the asset moved from C plant to supplier, also, there is only one fixed suppler, but still improved the cost, quality, lead time and efficiency. Supply chain reconstruction acoording to industry innovation as the fiers competition and environment changing all the time in the airconditional compressor industry. Integration and modularizational outsourcing will be applied in proper time for the development of company. Company can put all the resources in advantaged business and sub-contract the un-farmiliar business to professional parterners through outsourcing by adjusting the supply chain and optimize the supply chain, foucs on the core business, saving resources, improving the efficiency, then will be more competitive. Many research done on the definition, theory, methold, decision and application, mainly focus on relatertively separated business, and most of them want to get good quality product and service through fiers competion between supplers. This is an actual case happened in C plant, outsourcing is necessary from the satrategy side.The welding process of top cap and bottom cap and triplate is suitable for outsourcing. The final result is: cost cut down, defect ratio decresed, the efficiency improved. It is effecitive in the welding process outsourcing. From the successful performance of welding process ourtsourcing, partially process outsourcing, we can proposal a methold for this kind of partial process outsourcing, this is OPAR (OPAR: Operation-Process-Action-Review). First step: Operation status analysis, in order to make sure outsourcing is necessary or not. Second step: Process analysis in order to find which process is suitable to be outsourced. Third step: Action of the outsourcing plan. Final but not the least step: Review the action if the outsourcing is effective or not, if it worked then enhanced, or canceled or adjust. Then go to first step. Do the OPAR in cycle which will be a system.
