中文摘要:传统的综合能源服务商业模式是以能源供给侧为惯性思维,无论客户对能 源的需求高低,能源供给侧都将尽最大程度满足需求。在当今各国能源迅速发 展的背景下,能源改革是走向能源强国的重要方向,并且要想实现能源改革的 目标,各国可通过发展综合能源系统、推动综合能源服务来实现。综合能源服 务在转型与完善方面同样面临着难题,朝什么方向完善、怎样能被客户接受、 如何提升利润,成为行业和公司关注的焦点。XC 公司是开展综合能源服务业 务最早、资历最深的企业之一,但目前仍未在综合能源服务领域形成稳定的规 模业务,发展客户较为困难,且盈利能力较差。本文以商业模式理论为基础, 以 XC 公司为研究对象,系统性地梳理 XC 公司综合能源服务的商业模式,识 别商业模式实施中的不足之处,提出商业模式实施改进方案及有效实施的保障, 以期最大程度挖掘其竞争优势、寻找利润增长点,使其在综合能源领域获得可 持续的竞争优势。 具体而言,本文分析了我国综合能源服务发展的现状,以及未来发展趋势, 运用 PEST 方法分析了 XC 公司综合能源服务的宏观环境,归纳了 XC 公司发展 综合能源服务的概况,并对 XC 公司的竞争对手情况进行阐述。运用 SWOT 分 析法,对 XC 公司开展综合能源服务的优势、劣势、威胁、机会进行总结。在 此基础上,对 XC 公司综合能源服务商业模式进行梳理,包括客户细分客户关 系、收入来源与成本结构、渠道通路等要素,挖掘 XC 公司开展综合能源服务 存在的不足之处,并从客户、数据、技术、改革四方面对 XC 公司综合能源服 务商业模式实施提供改进方案。最后从企业文化、人力资源以及技术三个保障 方面提出相应措施。 通过本文的研究,能够加快推动 XC 公司能源转型的步伐,并明确综合能 源服务应从四个方面作为实施路径,包括价值创造、业务革新、信息增值以及 效益挖掘,破解 XC 公司综合能源服务盈利能力差、发展速度缓慢的难题,与 此同时可实现向低碳、清洁能源化的转变,形成绿色生产模式,紧跟国家能源 大目标实现可持续发展战略。 
英文摘要:The traditional comprehensive energy service business model is based on the inertial thinking of energy supply side. Regardless of the level of customer demand for energy, the energy supply side will meet the demand to the maximum extent. In the context of the rapid development of energy in various countries, energy reform is an important direction to become an energy power. In order to achieve the goal of energy reform, countries can achieve it by developing comprehensive energy systems and promoting comprehensive energy services. The transformation and improvement of comprehensive energy services are also faced with difficulties. What direction to improve, how to be accepted by customers, and how to maximize profits have become the focus of the industry and companies. XC is one of the earliest and most senior enterprises to carry out comprehensive energy services, but it has not yet formed a stable scale business in the field of comprehensive energy services. It is difficult to develop customers and has poor profitability. From the perspective of business model, this thesis will design a reasonable business model for XC to develop comprehensive energy services, maximize its competitive advantages and find profit growth points, so as to obtain sustainable competitive advantages in the field of comprehensive energy. Based on the business model theory, this thesis takes XC company as the research object, summarizes the current actual case data and past literature to model the reality, analyzes the current situation of China's comprehensive energy service development, as well as the future development trend, uses PEST method to analyze the macro environment of XC company' s comprehensive energy service, summarizes the general situation of XC company's development of comprehensive energy service, and expounds the competitors of XC company. SWOT analysis is used to summarize the advantages, disadvantages, threats and opportunities of comprehensive energy services in XC company. On this basis, the business model of comprehensive energy service can be divided from the following perspectives, including customer segmentation of customer relationship, income source and cost structure, channel path and other factors, mining the problems existing in XC Company’s comprehensive energy service, and optimizing the business model of XC Company’s comprehensive energy service from the four aspects of customers, data, technology and reform. Finally, corresponding measures are proposed from three aspects of corporate culture, human resources and technology. This thesis can accelerate the pace of promoting the energy transformation of XC Company, and make it clear that comprehensive energy services should be implemented from four aspects, including value creation, business innovation, information appreciation and benefit mining, so as to solve the problem of poor profitability and slow development of comprehensive energy services of XC Company. At the same time, it can realize the transformation to low carbon and clean energy, form a green production mode, and follow the national energy goal to achieve sustainable development strategy.
