| 中文摘要: | 摘 要 欧铂尼木门事业部自成立以来,逐年发展壮大,目前已经位居木门行业前八。木门产业从业企业众多且分散,市场竞争激烈,该事业部目前处于起步阶段,交付能力不足,盈利能力弱,不利于事业部的长期持续发展。事业部自2019年以来引入精益生产模式,希望通过精益生产方式的导入,提高木门产品的交付能力,降低生产周期时间,提高产品质量,获得更好的客户满意度,以实现不断发展的目的,最终成为木门市场领军者的位置。 本研究以欧铂尼木门事业部价值流为主要内容,以精益思想为主线,通过价值与浪费分析,运用价值流程图工具对当前价值流进行诊断、调查、分析,并提出改善建议。本研究将按照以下逻辑展开,首先提出论文研究的背景,意义以及研究方法及其相关理论;其次,结合事业部现状,对当前事业部物料流和信息流情况进行分析,归纳总结,提炼核心问题,并提出改善策略以及保障措施;最后对本次论文进行总结,并提出进一步研究方向。 本研究通过对木门事业部价值流分析,提炼总结两个核心问题:第一,生产周期长,不稳定;第二,生产交付周期没有以客户需求为导向。结合精益思想,识别产生以上问题的原因,第一,目前以推动生产方式为主;第二,产品交付缺少准时化思想支撑,没能建立以客户为中心的交付模式。本研究针对以上两个问题,建议实施拉动生产方式,精细化排产模式,以及建立准时生产与发货模式,并总结形成订单交付计划控制模型,通过以上措施,全面提升客户交付满意度,为企业长期稳定发展提供支持。 关键词:精益生产;价值流;准时化生产;拉动生产;改善 | |
| 英文摘要: | Abstract Wooden door business unit named Ouboni has been growing fast in these years since it started, and it could rank top 8 in the wooden door industry. The wooden door industry is not concentrated by several big companies, but divided into many small plants, so the industry faces fierce competition. The company is still in its beginning stage, and low delivery level and profit rate are not adaptive to the company's long-term sustainable development. The business unit has introduced lean production since 2019, by support of lean production to improve the delivery level, reduce process cycle time, improve quality and then raise customer satisfaction. The final purpose is to continuously expand market share and ultimately become the leader in the wooden door market. The main content of this thesis is value stream improvement in Ouboni business unit with lean thinking, through the analysis of value and waste, by the use of VSM to diagnose, investigate and analyze the current value stream, and propose improvement scenario. This thesis will follow the logic as below. First, describe the background, purpose, research methods and related theory. Second, combined with the status quo of the factory, analyze current material and information flow, and summarize the key issues. After that propose improvement plan and safeguard measures, and finally summarize the conclusion, and propose further research direction. Through the study of the value stream, two core issue are raised. The first issue is that the production cycle time is too long and fluctuated, and the second issue is that delivery date is not oriented by customer. Identify the reasons based on lean thinking,one reason is that push production is applied, and the other reason is that product delivery is not based on JIT and customer oriented thinking. Regarding these two issues, this thesis has suggested to set up pull production way and detailed schedule model, and also build production and delivery model based on JIT, after that delivery control model is summarized and refined.
