中文摘要: | 伴随着中国制造业的快速崛起,供应链管理的重要性日益突显。在全球经 济分工与协作的生态格局下,企业间的链接是借助其他企业的优势,来弥补本 企业的不足,实现整条供应链的优势互补。供应商关系管理是供应链管理的重 要组成部分,供应商绩效评价又是实现供应商管理的有效途径。适配的绩效评 价体系才能反应供应商的真实合作情况。根据客观、真实的评价结果对供应商 进行科学管理,一方面选拔优秀供应商建立长期合作关系,实现共同成长,另 一方面淘汰绩效表现较差供应商,防范供应风险。 本论文以油脂化工行业龙头企业 W 公司为实证研究对象。首先,在阐述 W 公司产品特征、外购物料特征、供应商管理特征的基础上论述了 W 公司的供应 商绩效评价体系、应用管理的现状。其次,应用企业访谈法总结了 W 公司评价 体系针对性不强、指标缺乏独立性与全面性、评价方法不科学等评价体系方面 的问题,以及缺少对供应商的分级管理、奖罚不分明、与供应商互动不充分等 应用管理方面的问题。再次,针对评价体系问题,应用卡拉杰克模型细分供应 源,根据差异供应源选择差异的评价指标,应用层析分析法确定指标权重,建 立了战略类物料、杠杆类物料、瓶颈类物料供应商的差异评价模型。针对评价 应用中的问题,根据 BCG 矩阵、卡拉杰克模型对供应商进行差异管理,同时应 用考克斯模型积极发展战略合作供应商。最后,本文研究了改善方案的实施保 障,主要包括战略支持、电子信息平台优化、制度保障、人才保障。 本文的创新之处有三点:首先,根据科学评价方法创建差异化供应商绩效 评价模型;其次,灵活应用卡拉杰克模型;再次,将供应商绩效评价管理工作 视为一个动态的、持续改善的过程。本文的研究不仅有利于 W 公司重构绩效评 价体系,改善供应商关系,同时对 W 企业所在行业的类似企业同样具有理论和 实践指导意义。 | |
英文摘要: | Supply Chain Management turns crucial for an enterprise along with the rapid rise of the Chinese manufacturing sector. Under the background of global cooperation, the majority of enterprises started working together and combining the strength of other companies to make up for their disadvantages, and taking the advantage of the whole supply chain from the cooperating enterprises. Supplier Relationship Management is one of the most crucial parts of Supply Chain Management, and Supplier Performance Evaluation is an effective way to manage the suppliers. Firstly, using objective and effective evaluation results to manage suppliers scientifically can help the company develop a long-term relationship with excellent suppliers and achieve a common target. Secondly, implementing an effective supplier evaluation system can also eliminate suppliers with poor performance and prevent potential risks. This paper performed empirical research that took W Company -a leading player in the Oleochemicals industry as the research object. Firstly, based on explaining the characteristics of W company's products, outsourcing materials and supplier relationship management, the paper discusses the status quo of W company's supplier performance evaluation system and application relationship management. Secondly, summarizes the problems of the evaluation system and application management through the corporate interview method, for instance: the lack of pertinence, the lack of independence and comprehensiveness of indicators, the lack of scientific evaluation method in the aspect of the evaluation system, the lack of hierarchical management of suppliers, the unclear rewards and punishments, and insufficient interaction in the aspect of the application management. Thirdly, for the problem of the evaluation system, the first is to use the Kraljic model to subdivide the supply source. According to the different supply sources, selects different evaluation indicators. The weight of the indicators is determined by the analytic hierarchy process. With the indicators and weights, different evaluation models are established, which are evaluations models of strategic materials suppliers, leveraged materials suppliers, and bottleneck materials suppliers. In addition, for the application of the evaluation results, it uses differentiated methods to manage suppliers according to the BCG matrix and Kraljic model. Then the Cox model is applied to strategic suppliers to establish strategic cooperation partnerships. Finally, this article studies the implementation guarantee of the improvement plan, which mainly includes strategic support, electronic information platform optimization, system guarantee and talent guarantee. There are three innovations in this article: first, it creates a differentiated supplier performance evaluation model based on scientific evaluation methods; second, it applies Kraljic model in a flexible way; third, it regards the supplier performance evaluation management work as a dynamic process of continuous improvement. The research of this paper could help W company reconstruct the supplier evaluation system, and improve the supplier relationships. It also provides theoretical and practical inspiration for the other companies who face similar problems in the same industry. | |
