中文摘要:历经百年发展的汽车行业,正在迎来新一轮的巨大变革。在技术革新的推动下,互联网和其他产业纷纷入局,汽车行业的竞争越来越激烈。尽管产业政策利好、市场潜力巨大,但竞争态势已从增量竞争逐渐转入存量竞争,为保证市场销量和竞争优势,整车企业往往采取降价策略,作为汽车产业重要一环,汽车零部件企业的生存空间因此受到严重挤压。在新的竞争格局下,以N公司为代表的民营汽车零部件企业要想破局,就必须快速提升自身竞争优势,构建自身发展强有力的护城河,成本和质量是竞争优势的基础,而采购管理则是制造型企业直接成本控制和供应商产品质量保障有关的最直接管理活动。 本文以N公司的采购管理为研究对象,通过分析N公司的采购管理现状,包括组织结构、业务流程、供应商质量管理和采购成本管理等,识别出N公司采购管理的主要问题,包括业务流程不再适合企业的高速发展,供应商质量管理不足导致的效率低下和产品质量受到影响,以及采购成本管理粗放导致的部分产品成本偏高等,并结合理论进行多维度分析,进而提出各层次的改进策略,并制定一系列保障措施以确保改进策略有效落地。同时针对各项改进策略制定具体的效果评估办法,通过开展阶段性评估,改进策略已初见成效。 最后,基于N公司的业务、规模、发展阶段、市场环境等具有非常强的典型性,希望本文对采购管理进行的分析与改进研究,能够为汽车零部件行业的相关企业提供借鉴和参考,无论是从采购管理模式进行的系统性研究,还是从供应商管理视角出发进行的具体化研究,本文提出的研究方法、研究思路、研究结论均具备参考价值,也希望能够对其他行业企业的采购管理改进提供积极的指导作用。 
英文摘要:After a hundred years of development, the automobile industry is ushering in a new round of great changes. Driven by technological innovation, the Internet and other industries have entered, and the competition in the automobile industry is becoming more and more fierce. Despite favorable industrial policies and huge market potential, the competition situation has gradually shifted from incremental competition to stock competition. In order to ensure market sales and competitive advantages, OEM often adopt price-cutting strategies. As an important part of the auto industry, the living space of suppliers has been severely squeezed. Under the new competition pattern, represented by N company, a private automotive supplier want to broken the situations, we must improve its competitive advantage in a short time, to build their own powerful development commercial moat, cost and quality is the basis of competitive advantage, and purchase management is the most directed management activity for a manufacturing enterprise to do the cost and quality control. Based on N company's purchasing management as the research object, through the analysis of the procurement management status of N company, including organization structure, business process, sub supplier quality management and purchasing cost management, identify the main problems of N company of purchasing management, including business process is no longer suitable for the high speed development of the enterprise, lack of supplier quality management lead to low efficiency and affected product quality is affected, As well as the extensive management for purchase cost caused the product cost higher, and combined with the theory of multidimensional analysis, and then put forward the improvement strategy at all levels, and develop a series of safeguard measures to ensure that the improvement measures can be effectively implemented. At the same time, specific effect evaluation methods were formulated for each improvement strategy, and the improvement strategy has achieved initial results through stage evaluation. Finally, based on N the company's business, scale, development stage, market environment and so on has the very strong representativeness, hope this article to research, analysis and improvement of the purchasing management for auto parts industry related businesses provide reference and reference, either from the perspective of the systematic research of purchasing management model, the specific study or from the supplier management perspective,The research methods, ideas and conclusions proposed in this paper have reference value, and also hope to provide positive guidance for the improvement of procurement management of enterprises in other industries.
