中文摘要:制药行业关系国计民生,国家自2019年开始推广药品集中招标采购,药品集采后药品降价效应显著。作为成熟的管理理念,精益生产管理可以帮助制药企业不断识别浪费,可以帮助企业不断消除浪费,从而高提高公司的管理水平,更好的实现对制造成本的控制,降低企业制造成本,为老百姓提供价廉质优的药品。 本文首先回顾了精益生产管理的相关理论,包括快速换模、全员生产维护、可视化管理。在理论学习的基础上,从TB工厂实际情况出发,论述将精益生产管理引入工厂的必要性。2019年TB工厂摒弃原有生产线,投资十亿元人民币投资建设新厂房、新设备,引入新产品。投产以来,新车间面临换模时间长、设备综合效率低、绩效指标完不成等若干问题。结合案例工厂的实施背景,阐述针对这几大问题的解决思路和具体方案,归纳出TB工厂实施以下精益生产管理工具的通用方法:快速换模、全员生产维护、可视化管理。通过半年多的努力,生产线换模时间缩短50%以上,设备综合效率显著提高,可视化管理使全员关注热点问题,效率不断提高,废品率不断降低。最后探讨全面推广精益生产管理工具的道路。 本文使用精益生产管理思想,根据工厂现状识别问题,使用快速换模、全员生产维护、可视化管理等多项精益生产管理工具进行重点问题改善,有效提升了人员劳动效率和设备综合效率,从整个制造工厂层面提高了管理能力,支持了工厂更好的实现各项关键指标的达成。本文案例研究和实施方案可以帮助工厂推广精益生产管理,对同行业及其它公司也有一定的实践和指导意义。 
英文摘要:The pharmaceutical industry is highly related to the national economy and people's livelihood. The state began to promote centralized bidding and procurement of drugs from 2019. The effect of drug price reduction after drug collection is remarkable. As a mature management concept, lean production management can help pharmaceutical enterprises achieve the goals of reducing energy consumption and reducing or eliminating waste, improve enterprise management level and economic benefits, and help pharmaceutical enterprises transform and upgrade in the new normal economy with twice the result with half the effort, so as to better control the manufacturing cost. This paper first reviews the main Lean Tool theories, including Single Minute Exchange of Die, Total Productive Maintenance and Visual Management. On the basis of theoretical study and starting from the actual situation of TB factory, the necessity of introducing lean management into the factory is discussed. In 2019, TB factory abandoned the original production line, invested one billion yuan to build new plants to introduce new product. Since put into operation, the new workshop has faced some problems, such as long changing time, low comprehensive efficiency of equipment, failing to meet performance indicators, etc. Combined with the implementation background of the case factory, this paper expounds the solutions and specific solutions to these problems, and summarizes the general methods for TB factory to implement the following lean management tools: Single minute exchange of die, Total Productive Maintenance and visual management. Through more than half a year's efforts, the transformation time of the production line has been shortened by more than 50%, the comprehensive efficiency of the equipment has been significantly improved, and the visual management has made all the staff pay attention to hot issues, the efficiency has been continuously improved, and the rejection rate has been continuously reduced. Finally, the way of promoting lean production management tools is discussed. This paper use lean management ideas, according to the situation of the factory to identify problems, using the Single minute exchange of die, Total Productive Maintenance, visual management and so on a number of lean management tools to carry on the key issues to improve, effectively enhance the labor efficiency and comprehensive efficiency of equipment, from the aspect of the whole factory could improve the ability of management, to support the better implementation of the key indicators of a factory. The case study and implementation scheme in this paper can help the factory to further promote lean continuous improvement, and also have certain practical and guiding significance to the same industry and other companies.
