中文摘要:在如今全球经济飞速发展的历史背景下,公司对供应商质量管理的重视程度与日俱增。如何结合实际情况有效地提升供应商绩效,已成为企业面临的关键问题。此论文旨在通过实际案例研究为解决这个问题提供一定的参考。本文是以A公司作为研究对象,对其应用精益六西格玛进行封测供应商绩效改善的适用性和具体过程进行了深入分析和研究。 本文在研究过程中首先介绍了供应商质量管理以及精益六西格玛管理的相关理论与研究综述,其次对A公司封测供应商质量管理问题进行了分析和研究,并提出了针对这些问题的具体解决方案,主要包括A公司精益六西格玛管理方法实施的必要性和可行性分析,A公司战略层面和培训体系优化,A公司精益六西格玛管理方法实施前的准备工作以及具体实施过程研究。然后详细论述了精益六西格玛在A公司封测供应商质量管理中的实际应用,并对具体应用过程的界定阶段、测量阶段、分析阶段、改进阶段以及控制阶段分别进行了研究,最后对实施效果进行了综合评价。A公司AVL6XX2芯片良率提升项目经过精益六西格玛小组将近三个月的努力取得了显著的效果,产品测试平均良率从之前的91.36%提高到了98%以上,同时DDR平均不良率从之前的7.2%降到了0.5%之下,成功完成了预期目标。产品的封装制程质量控制能力和制程稳定性得到了显著提升。 在A公司成功将精益六西格玛科学管理方法引入封测供应商质量管理体系之后,A公司解决封测供应商质量问题时更加得心应手。依循这套科学方法论,A公司提升了封测供应商的质量管理水平,降低了成本,提升了市场竞争力,加速了发展态势。本文旨在为类似A公司的半导体企业供应商质量管理引入精益六西格玛管理方法提供一定的参考。 
英文摘要:Enterprises are paying more and more attention to supplier quality management with the historical background of the rapid development of global economy. How to effectively improve supplier performance combined with the actual situation becomes the key problem to be solved in enterprise supplier quality management. This thesis aims to provide some reference to this problem with a practical case study. This thesis analyses the applicability and specific process of Company A Assembly and Test supplier performance improvement by adopting Lean Six Sigma. In the research process, this thesis first introduces the theory and research review of supplier quality management and Lean Six Sigma management. Secondly, it analyses the problems existing in Company A Assembly and Test supplier quality management and introduces the practical process of Lean Six Sigma application in Company A Assembly and Test supplier quality management, mainly including necessity and feasibility analysis of applying Lean Six Sigma in Company A, corporate strategy optimization and training system redesign of Company A, as well as the specific preparation and process of implementation of Lean Six Sigma in Company A Assembly and Test supplier quality management. After that, it separately describes Define phase, Measure phase, Analyse phase, Improve phase, and Control phase. Finally, it evaluates the overall implementation effect. After almost three months’ efforts, Company A IC product AVL6XX2 yield improvement project has made a significant progress. The yield rises from 91.36% to 98% above, while the average DDR fail rate drops from 7.2% to 0.5% below. In the meanwhile, the assembly process quality control ability as well as the process stability are also improved. After successfully introduced Lean Six Sigma in Assembly and Test supplier quality management, it becomes more and more efficient for Company A to solve kinds of qulity issues happen in Assembly and Test suppliers. Following this scientific methodology, Company A has improved Assembly and Test supplier quality management level, reduced operation costs, improved the competitiveness of company, and as a result, accelerated company development. This thesis aims to provide some reference for the semiconductor enterprises to introduce Lean Six Sigma to supplier quality management, which are similar to Company A.
