中文摘要：	随着消费金融行业的蓬勃发展和疫情对消费金融行业的冲击，纯线上和无接触式的消费金融服务成为了市场主流，消费金融服务从原本的粗放式发展转变为精细化运营。在此背景下则要求消费金融企业能够快速的满足客户的需求并应对快速变化的市场环境，因此消费金融企业都面临着前所未有的竞争压力。传统消费金融企业通常使用传统的瀑布式项目管理模式进行软件产品的开发，无法应对快速变化的市场环境和多样化、个性化的需求，因此各大企业都在寻找合适的项目管理模式。H公司结合自身的发展状况和项目管理中出现的问题，引入了敏捷开发的理念，通过重组项目团队优化软件产品开发流程，以更高的效率、更低的成本去满足客户不断变化的需求并且验证商业模式。更高效的敏捷开发模式尤为重要，作者亲历敏捷项目并取得了相应成果，希望可以将敏捷产品开发的理论分享给更多的企业。 本文以H公司应用敏捷项目管理方法的软件项目作为研究对象，通过分析H公司项目管理中存在的问题，结合敏捷价值观和敏捷原则提炼出了基于Scrum敏捷框架与敏捷开发理论为基础的雪人组织模型和敏捷项目管理的方法。构建全新的敏捷项目团队，重构产品开发流程，并建立敏捷团队成熟度评估标准和绩效管理方法。在敏捷项目的实际运转中保持开放心态，持续学习，以客户为中心，保证产品交付效率，最大程度交付用户价值，同时促进团队成长为自我管理的敏捷项目团队。本文作者与团队成员亲历了H公司敏捷团队构建和软件产品开发流程的优化并在项目中成功实施。通过敏捷实践和培训学习，成功实践敏捷项目管理达几十个迭代周期。在敏捷项目管理的过程中遇到并解决了很多问题，收获了很多实践经验，实践项目也收到了客户良好的反馈和效益，极大提高了开发效率，希望作者的经验可以对想要实践敏捷项目管理方法的企业起到参考作用。 关键词：敏捷项目管理；项目管理 ；软件项目开发
英文摘要：	With the vigorous development of the consumer finance industry and the impact of the epidemic on the consumer finance industry, online and contact-less consumer finance services have become the mainstream of the market, and consumer finance services have changed from the original extensive development to refined operation. In this context, consumer finance enterprises are required to quickly meet the needs of customers and respond to the rapidly changing of market environment, so consumer finance enterprises are facing unprecedented competitive pressure. Traditional consumer finance enterprises usually use traditional waterfall project management mode to develop software products, which cannot cope with the rapidly changing market environment and diversified and personalized needs. Therefore, major enterprises are looking for appropriate project management mode. Based on its own development status and problems in project management, H company introduced the concept of agile development and optimized the software product development process by reorganizing the project team, so as to meet customers' changing needs with higher efficiency and lower cost and verify its business model. More efficient agile development mode is particularly important. The author experienced agile projects and achieved results, hoping to share the theory of agile product development to more enterprises. In this paper, the software project of H company applying agile project management method is taken as the research object. By analyzing the problems existing in the project management of H company, the snowman organization model and agile project management method based on Scrum agile framework and agile development theory are extracted by combining agile values and principles. Build a new Agile project team, reconstruct the product development process, and establish the agile team maturity assessment criteria and performance management methods. Keep an open mind on the actual operation of agile projects, continue to learn, focus on the customer, ensure efficient product delivery, maximize customer value, and promote team growth into self-managed Agile project teams. In this paper, the author and team members personally experienced the optimization of agile team construction and software product development process of H company and successfully implemented it in the project. Through agile practice and training, they successfully practiced agile project management for dozens of iterations. In the process of agile project management, I encountered and solved a lot of problems, gained a lot of practical experience, and the practical project also received good feedback and benefits from customers, which greatly improved the development efficiency. I hope the experience of the author can play a reference role for enterprises who want to practice agile project management method.
