中文摘要:近年来,随着中国EPC各类工程项目产业的迅猛发展,不断完善和贯彻落实A公司EPC海外电站项目(以下简称“A公司”)的发展战略,完善绩效考核管理工作,不断建立和刷完善的绩效考核评价体系,充分发挥绩效考核评价工作的评判、引导和诊断作用,同时也为了调动各部门的积极性和创造性,推动A公司向高质量发展的方向不断迈进,同时也为了提高员工工作的积极性,保持员工身心健康良好发展,结合A公司EPC海外项目的实际,研究A公司EPC海外电站项目的绩效考核体系就显得十分必要了。随着公司业务发展,A公司的考核管理体系已不能充分反映部门及其员工的工作业绩表现,暂且不适应于A公司未来的良好发展,本文结合A公司未来的发展方向,针对现有绩效考核体系中出现的问题,对影响公司实现良好战略目标的原因进行逐一说明,并且针对每种问题,提出相对应的尚且适应公司发展的策略。本论文首先分析了国内外针对绩效管理的研究和实践,分别介绍了层次分析法,关键绩效指标以及目标与关键结果法的概念和应用,以及实践中绩效管理体系的常用方法。其次对A公司EPC海外电站项目的管理现状分为五个部分进行了说明,通过研究得出了A公司EPC海外电站项目绩效考核体系当中所遇到的问题,比如考核指标内容复杂,考核重点不够清晰;绩效沟通不足,考核与业绩提升关联性弱;奖金分配与考核结果的关系不明晰,奖金未体现出绩效考核作用等问题。在此基础上,以A公司EPC海外项目的一手调查数据为例,结合不同部门绩效考核的特点,对各部门各年度的绩效考核进行了考核指标体系的设计与考核权重的确定,最终按照不同的部门优化设计出了一套相对科学的绩效考核体系。关键词:绩效考核;项目管理;绩效管理  
英文摘要:In recent years, with the rapid development of China's EPC project industry, we have continuously improved and implemented the development strategy of company A's EPC overseas power station project (hereinafter referred to as "company A"), improved the performance appraisal management, continuously established and developed a perfect performance appraisal system, and gave full play to the evaluation, guidance and diagnosis of performance appraisal, At the same time, in order to mobilize the enthusiasm and creativity of various departments, promote company a to move forward towards high-quality development, improve the enthusiasm of employees and maintain their physical and mental health, it is very necessary to study the performance appraisal system of company A's EPC overseas power station project in combination with the reality of company A's EPC overseas projects. With the business development of the company, the assessment management system of company a can not fully reflect the work performance of the Department and its employees, and is not suitable for the good development of company a in the future. Combined with the future development direction of company a, this thesis explains the reasons affecting the company's realization of good strategic objectives one by one according to the problems in the existing performance assessment system, And for each problem, put forward corresponding strategies that are still suitable for the development of the company. Firstly, this thesis analyzes the research and practice of performance management at home and abroad, and introduces the concepts and applications of analytic hierarchy process, key performance indicators, objectives and key results method, as well as the common methods of performance management system in practice. Secondly, the management status of company A's EPC overseas power station project is divided into five parts. Through the research, the problems encountered in the performance evaluation system of company A's EPC overseas power station project are obtained, such as the content of evaluation indicators is complex and the evaluation focus is not clear enough; Lack of performance communication and weak correlation between assessment and performance improvement; The relationship between bonus distribution and appraisal results is not clear, and the bonus does not reflect the role of performance appraisal. On this basis, taking the first-hand survey data of EPC overseas projects of company a as an example, combined with the characteristics of performance appraisal of different departments, this thesis designs the appraisal index system and determines the appraisal weight of each department's annual performance appraisal, and finally designs a relatively scientific performance appraisal system according to different departments.
