| 中文摘要: | 近年来,我国铸造业发展迅速,铸件产量激增,目前总产量跃居世界第一。但伴随着的铸造行业生产过程中的污染问题也是让老百姓怨声载道。环保治理迫在眉睫。政府不断加强环保监管及执法力度并出台了《铸造行业准入条件》,加快淘汰落后产能。而通过引进先进装备,调整制造工艺能够帮助企业解决生产过程中的污染问题。与此相关的配套企业也迎来了行业的快速发展期。能够具备核心技术,先进装备的企业很少。大多数企业呈现小规模、生产工艺不规范、产品品质不稳定,装备自动化程度低,智能化不足等缺陷。 SMG公司是一家有外资背景的生产和销售包芯线,喂丝机并提供智能喂线处理站全套解决方案的企业。公司在成立之初就严格按照欧美同类企业制造标准,工艺流程,生产符合国际水准的包芯线。产品性能稳定可靠。但公司在发展的过程中经历了两次收并购,也走了一些弯路,导致企业增长速度相对比较慢,没有实现比较大幅度的增长。 本文分析了铸造行业的发展现状,行业痛点及未来的发展趋势。以“提供定制化全套智能喂线处理站方案“的SMG公司为研究对象。从该公司的发展历程出发,考察了外部宏观环境,行业竞争环境,内部核心资源能力的优劣势及面临的挑战。探讨传统制造业中铸造行业业务的商业模式新途径。采用理论研究与实证分析相结合的方法,针对SMG公司铸造业务进行全面系统的分析,充分认识到企业的优势和劣势,并积极利用关键核心资源和能力,为企业和客户创造价值,最终提出与企业现存商业模式相比更具创造性的商业模式。 鉴于SMG公司铸造业务的商业模式创新在传统制造业中并不多见,具有一定的挑战性。过程中有很多不确定因素,落地难度高。本文在明确了产品细分市场和产品定位的前提下,强化品牌塑造;提升产品力,强调差异化产品策略同时提升产品附加价值。制定了实施及保障措施以确保其顺利运行。同时我们会密切关注项目进展情况,加强企业的应变能力,公司各部门通力协作,构建创新型商业模式。 | |
| 英文摘要: | Abstract In recent years, the rapid development of China's foundry industry, coupled with the sharp increase of the foundry products output. The total output of the foundry products is ranking up to the first in the world wide. It has resulted in the claim from the people due to the environment issue. It becomes the top priority issue to control the pollution caused during the production of foundry plants. The government is enforcing the pollution control by introducing Principle of Foundry Permit Condition. Therefore, those enterprises, who could solve the foundry plant’s pollution issue by bringing in advanced injection equipment and adjusting the workshop, have huge potential markets. There are only limited enterprises who owns key no-how and advanced equipment in the field. Most of the enterprises are small scale with non-standard production procedure. The quality of the products are not stable. The equipment is lack of automation and intelligence. SMG is specializing in the production and sales of cored wire, sales of advanced feeding equipment and supply of turn-key projects in foundry plant. The company is founded to comply with international industry production standard from the beginning. The quality of the cored wire are in line with European standard, stable and reliable. The company has been through merger and acquisition twice. Some lessons were paid. It results in low speed development of the company. The paper analyzes the current phenomenon of the development of the foundry industry and the profound changes it is experiencing. Taking SMG, which is positioned as a "complete customized intelligent wire treatment station” turn-key supplier, as a case study, proceeding from the development process of the company, It examines the external macro-environment, the pattern of industry competitive landscape, the advantages and disadvantages of internal resources and the challenges. the paper also focuses on analyzing the value creation model along with the key supporting resources and competence required by the foundry plant. In view of SMG business model, various opinions arose from industry players. This inevitably has led to many uncertainties in the interference in the process of strategy implementation and execution. Finally, the paper examines the correlating factors that may have an important impact on the implementation of the business model, then puts forward corresponding safeguarding measures and recommendations. | |
