| 中文摘要: | QS公司是JDL集团的一级部门——供应链产业平台在承接外部物流自动化项目时使用的主体。公司团队最初建立于2012年,旨在研究先进物流技术,以提高JD自营仓内自动化程度,优化订单履约时效。随着JD大量高自动化程度的自营仓从研发到落地运营,团队在电商物流领域沉淀了先进的技术和丰富的经验。2018年,JDL全面对外开放,开始承接外部企业工厂、仓库内物流自动化系统的规划设计和施工建设业务,给公司带来了新的利润增长点。 随着国内经济的高速稳定增长,企业生产能力增长需求旺盛。加之近几年我国对智能制造的重视程度增加,各地政府对工厂、仓库自动化建设和改造的支持力度也持续增大,企业建设工厂、仓库自动化项目的意愿强烈。QS公司在JDL的光环下,也在竞争激烈的物流自动化市场中,承接到一些项目。但由于外部企业客户业务与JD差异较大,团队组织、机制、流程的水土不服,大型集成项目经验的缺乏等原因,在项目各个阶段,都暴露出诸多问题,严重威胁到项目的承接与交付。 自动化物流系统的设计建设是一项庞大而复杂的工程,技术难度大,参与专业众多,专业之间协调工作量大,系统稳定性、可靠性要求高。从规划设计至实施建造每一个环节都是复杂多变的。在一个自动化物流工程的设计和施工过程中,设计是复杂度最高,同时又是最为关键的一环,更是后期实施建造以及运营使用顺利进行的重要保障。 本文通过对国内外关于设计管理文献的研究发现,目前从设计管理角度对自动化物流系统工程项目的研究较少,因此本文结合项目管理相关理论,从设计管理者的角度,立足于QS公司设计管理的现状,通过对公司承接的工程项目在全生命周期内设计管理工作的梳理和分析,将工程项目的设计管理工作划分为前、中、后三个阶段,深入剖析公司承接、设计到交付过程中暴露出来的问题及其成因。通过先进的设计管理思想和方法,针对性得提出工程项目生命周期的不同阶段设计管理的优化方案。最后把握组织、制度以及经济考核和激励机制等关键点,制定了QS公司工程项目设计管理优化方案的实施保障措施,为优化方案的落地实施提供有力支撑。进而为QS公司的设计管理工作提供有意义的参考价值。 | |
| 英文摘要: | QS company, a first-level department of JDL Group, is the main body of the corporation’s supply chain industry platform, serving for external logistics automation projects. Founded in 2012, QS company aims to improve the automation degree of JD self-owned warehouses and optimize its effectiveness for order implementation through studying advanced logistic technology. With the research, development, landing and operation of a large number of JD high automation self-owned warehouses, the company team has developed advanced technology and rich experience in the field of e-commerce logistics precipitation. In 2018, JDL began to undertake the planning, design and construction of logistics automation system for external factories and warehouses, which brought in new profit growth. As domestic economy is growing steadily, enterprises are crying for capacity expansion. In addition, since China has attached great importance to intelligent manufacturing in recent years, local governments have also showed greater support for it. Given this condition, many enterprises are more willing to launch automation projects of factories and warehouses. QS company, under the influence of JDL, also gained good opportunities to undertake some projects in such a competitive logistics automation market. However, due to its inappropriate operation of team organization, mechanism and process, and the lack of experience in large integrated projects, as well as the great differences of customer business from external enterprise, many problems were exposed in almost every stage, which seriously threatened the smooth delivery of the project. The design and construction of automation logistics system is a huge and complex project, which included plentiful technological difficulties professional knowledge from various fields. As every link from design to construction is fine and complex, large workload of coordination and high-standard system stability and reliability are necessary. In the construction of an automatic logistics system, the design link is the most complex and vital one, and it is also a prerequisite to ensure the smooth construction and operation in the later stage. Based on the research of design management of QS company, it is found that there are few studies on automated logistics engineering project from the perspective of design management. Under such circumstances, this thesis divides the design management work into the first, middle and last stages, and deeply analyzes the problems and causes exposed in the process of undertaking, designing and delivering. Moreover, through advanced ideas and methods, the author puts forward a prioritization scheme targeted to the design management in different period of the whole life cycle of the project. At the end of the thesis, the author, under the guidance of key points of organization, system, economic assessment and incentive mechanism, gives some safeguard measures for the design management of automated logistics engineering project in QS company, which provided a strong support for the implementation of its optimization scheme, thus providing significant reference for the design management of QS company. | |
