| 中文摘要: | 随着国内外制造业经济形势不景气,很多企业正面临着巨大的生存压力,降低产品成本是很多企业提高利润的手段。NZ公司是生物酶制剂行业的领导者,近几年在中国受到越来越多竞争者的挑战,销售业绩持续下滑,甚至失去某些应用领域的竞争力。NZ公司在2018年发布新的公司战略,旨在通过减少固体成品库存费用降低生产成本以获得利润,同时可通过降低售价提高竞争力,重新赢回行业领导地位。本文通过研究NZ公司供应链价值流上固体成品库存的痛点和机会点,运用精益库存管理的思想和快速改善工具(RIE)找到优化固体成品库存费用的有效解决方案。 本文运用精益库存管理的“拉动”理论,针对NZ公司的发展情况和描绘供应链价值流图,通过对其库存管理的现状进行剖析,探讨NZ公司库存管理中的问题,并深入分析这些问题的根本原因。应用精益中快速改善(RIE)工具并结合其他精益工具,针对问题找到可行的优化方案,模拟实际情况计算收益,利用有效措施保障产出的行动全部被执行,持续跟踪改善项目的收益,并对改善项目进行风险点评估。研究结论表明,NZ公司通过采用精益快速改善(RIE)工具得出的优化方案,不仅达到了固体成品库存费用降低420万的目标,并且在供应链中建立了“拉动式”精益生产流程,提高了库存周转效率。本论文所得到的相关结论同样适用于其他企业进行库存管理,也可以应用精益快速改善(RIE)工具优化其他案例。 | |
| 英文摘要: | With the recession of domestic and foreign manufacturing economy, many enterprises are facing great survival pressure. Reducing product cost is a means for many enterprises to improve their profits. NZ company is the leader of enzyme industry. In recent years, it has been challenged by more and more competitors in China, and its sales performance has continued to decline, and even lost its competitiveness in some application fields. NZ released a new corporate strategy in 2018, which aims to achieve profits by reducing the inventory cost of solid products. Reducing production costs and improving competitiveness by reducing the selling price, so as to regain the leading position in the industry. This paper studies the pain points and opportunity points of the solid product inventory in the supply chain value stream of NZ company, and finds an effective solution to optimize the inventory cost of solid products by using the idea of lean inventory management and rapid improvement tool (RIE). Based on the pull theory of lean inventory management, this paper describes the development of NZ company and the value flow diagram of supply chain. By analyzing the current situation of inventory management, this paper discusses the problems in inventory management of NZ company, and analyzes the root causes of these problems. This paper applies the rapid improvement event (RIE) tool and other lean tools to find a feasible optimization scheme, simulate the actual situation, calculate the income, use effective measures to ensure that all actions of the output are implemented, continuously track the income of the improvement project, and evaluate the risk points of the improvement project. The research results show that the optimization scheme obtained by using the lean rapid improvement (RIE) tool not only achieves the goal of reducing the inventory cost of solid products by 4.2 million, but also establishes a "pull type" lean production process in the supply chain and improves the inventory turnover efficiency. The conclusions obtained can also be applied to other enterprises to carry out inventory management, and lean rapid improvement (RIE) tool can be used to optimize other cases. | |
