中文摘要: | 随着社会的发展,市场竞争日益激烈,供应链管理的优化研究成为提升企业竞争优势的重要途径之一。在当今世界的各种竞争中,企业间的竞争力不再仅存在于产品方面的博弈,更加注重企业供应链之间的较量,供应链管理水平成了企业经营管理和竞争模式的风向标。有效的开展现代采购和供应链管理是企业降低成本、提高客户满意度和保持企业核心竞争力的重要手段,更成为企业转型升级的利器。 J公司是世界上最具综合性、分布范围最广的卫生保健产品制造商、健康服务提供商。公司创建于1886年,产品畅销于175个国家地区,生产及销售产品涉及护理产品、医药产品和医疗器材及诊断产品市场等多个领域。 本文从J公司采购现状入手,从改革前采购组织结构、采购管理流程到供应商管理的阐述和问题分析,到针对各种存在的问题进行的优化设计,聚焦降低采购流程中的重复性、改善非增值业务来提高采购的工作效率,降低采购成本。最后,文章从明确采购新的组织的角色和职责、采购胜任力模型工具以及360度评估、供应商审计和年度会议、引入一流的信息化系统等角度提出J公司采购管理优化方案的保障措施。通过经典的采购管理优化实例的探讨,为业界同类企业提供了一个提升采购管理效率以及强化企业竞争力的有效借鉴。本文的创新点其一是研究对象的创新性,本文的研究对象为全球最具综合性的医疗健康企业,其采购组织、流程及其系统适用于J公司的60多个国家的260多家子公司,所以具有一定的高度;其二为采购优化引入的全球先进的信息化系统对具备一定规模和实力的大型全球性企业和国内企业可以起到参考和借鉴作用。 J公司采购管理优化后的成果主要体现在以下几个方面:调整组织结构、岗位职责及绩效考核指标,标准和精简化采购流程及优化供应商管理;一流信息化系统的引入,实现信息共享,效率极大提升;采购数据分析新方法帮助管理层洞察公司花费和制定战略,客观评价采购业绩。 | |
英文摘要: | With the development of society and increasingly fierce market competition, the optimization research of supply chain management has become one of the important ways to enhance the competitive advantage of enterprises. In today's various competitions in the world, the competitiveness of enterprises no longer exists only in the game of products, but pays more attention to the competition between enterprise supply chains. The level of supply chain management has become the vane of enterprise management and competition mode. Effectively carrying out modern procurement and supply chain management is an critical means for companies to reduce overall costs, improve customer satisfaction and maintain their core competitiveness. It has also become a weapon for corporate transformation and upgrading. J company is the most comprehensive and widely distributed manufacturer of health care products and health service providers in the world. The company was founded in 1886, and its products are sold in 175 countries and regions. The production and sales of products involve nursing products, pharmaceutical products, medical equipment and diagnostic products in many fields. This thesis starts with the current procurement situation of J company, from the pre-reform procurement organization structure, procurement management process, supplier management elaboration and problem analysis, to optimization design for various existing problems, focusing on reducing duplication and improvement in the procurement process for non-value-added services to improve procurement efficiency and reduce procurement costs. Finally, the thesis proposes safeguard measures for the optimization plan of J company procurement management from the perspectives of clarifying the roles and responsibilities of the new procurement organization, procurement competency model tools, 360-degree evaluation, supplier audits and annual meetings, and introducing the first-class information systems. Through the discussion of classic procurement management optimization examples, it provides an effective reference for similar companies in the industry to improve procurement management efficiency and strengthen corporate competitiveness. One of the innovations of this article is the innovation of the research object. The research object of this article is the most comprehensive medical and health company in the world. Its procurement organization, process and system are applicable to more than 260 subsidiaries of J company in more than 60 countries. Therefore, the study has a certain height; Secondly, the global advanced information system introduced by J company for procurement optimization can serve as a reference for large-scale global and local enterprises with a certain scale and strength.
