中文摘要:随着市场竞争的日益激烈,为消费者提供快速消费品的食品公司面临着消费者偏好快速变化和成本不断上升的多重压力。因此,如何提升企业自身的竞争力,保证新价值的创造,已经成为企业管理者工作的核心。采购管理水平的高低将直接影响企业总成本和利润的变化。本文通过总结N公司间接物料采购管理的发展变化,和采购活动中出现的问题,分析和研究N公司制定的改善措施,并对相关改善措施的实施效果进行总结。 本文通过介绍食品行业发展的宏观背景以及供应链领域的学术前沿理论,论证和阐述了间接物料采购管理在公司整体运营活动中的重要性,进而研究间接物料采购管理对企业发展的影响和意义。本文中以N公司供应链和采购管理为切入点,介绍N公司间接物料采购活动中的现状,并分析该公司采购管理活动中存在的问题及风险,进而对各类问题进行归纳和总结,找出根源问题。N公司间接物料采购管理中存在的根源问题有3个方面:间接物料采购工作缺乏对公司战略目标实现的支持;间接物料采购团队组织结构分散且职能重叠;间接物料缺乏全球化的采购策略。 针对以上问题,N公司实施了3项改善措施:首先,从改善间接物料采购工作目标制定的方法入手,通过对公司经营和运营目标的分析,明确间接物料采购管理工作的核心是新价值创造。其次,对间接物料采购团队组织结构进行了调整,通过组建全球采购团队、业务伙伴团队和采购服务团队,实现了人员的精简,避免了职能上的重叠。最后,使用波特五力矩阵和卡拉杰克矩阵模型,改善了相关物料的需求识别和供应市场风险的分析方法,制定了间接物料的全球化采购策略。为保证以上改善措施的实施,N公司通过使用VMI、电子招标和反向保理等辅助措施,最终实现了间接物料的全球化管理和采购成本的降低。 
英文摘要:With the intense competition in global market, food companies that provide consumers with FMCG has accessed in the situation of dramatic changing from consumer preferences and increasing costs. How to improve the competitiveness of enterprises and ensure the creation of new value has become the management priority. Procurement management has become a crucial factor to impact on the total cost ownership and profit of enterprise. In this thesis, by discussing the development and changes of N company regarding indirect material management, demonstrating the problems of indirect material procurement management, so as to study how to formulate and implement improvement measures for indirect materials. The thesis will introduce the macro background of the development of the food industry and the development of the supply chain, and further present the importance of indirect material procurement management in the company's overall procurement activities, as well as the significant impacting of enterprise development. Taking supply chain and procurement management of N Company as the entry point, as well as studies the status quo of indirect material procurement activities of N Company, the thesis analyzes the root causes existed in the procurement management activities of the company. There are three root causes in N company's indirect material procurement management: The company's indirect material procurement management lacks of supporting for the company's strategic objectives; The procurement organization structure of the company is decentralized and functions overlap; Indirect materials lacks of a global purchasing strategy. In view of the above problems, N Company has implemented three improvement measures: First, based on the improvement of the formulation of indirect material procurement goals, through the analysis of the company's operation and operational goals, the core of indirect material procurement management is that material strategy management and new value creation. Secondly, the organizational structure of indirect material procurement department was adjusted, and the global procurement team, business partner team and procurement service team were established, which realized personnel simplification and avoided functional overlap. By using porter's five forces and Kraljic matrix model, the demand identification and supply market analysis methods of related materials were improved, and the global procurement strategy of indirect materials was established. In order to ensure the implementation of the above improvement measures, N company finally realized the global management of indirect materials and the reduction of procurement costs through the use of VMI, E-auction, reverse factoring and other auxiliary measures.
