中文摘要: | 精益生产起源于丰田生产方式,它是丰田公司在实践中摸索出来的一套科学生产管理体系。近几十年来,精益生产在各个行业得到了长足发展和广泛应用,尤其是以汽车制造为代表的离散型生产企业。近年来,随着市场竞争的加剧,越来越多以食品制造为代表的流程型生产企业开始关注并尝试推广精益生产。但是,食品制造业和汽车制造业无论从生产流程和管理方法上都有着本质的不同,国内食品制造企业推广精益生产的成功案例又少之又少,这使得许多食品制造企业在推广精益生产时无从下手。因此,如何在食品制造业成功地推广精益生产,寻找合适的切入点以及适合企业自身的精益生产管理体系,成为了热门的研究课题。针对这一问题,结合B公司在推广精益生产中的实践,本文总结出一套对食品制造企业推广精益生产过程中普适性较强的精益生产管理体系。 本研究首先对精益生产方式的核心概念、工具和方法进行分析和总结,并对食品制造业推广精益生产过程中与离散型生产企业的侧重点不同进行了区分。在此基础上,本文以B公司为例,详细分析了B公司的基本情况、生产线现状和生产面临的问题,明确了B公司推广精益生产的必要性,并分析了推广的可行性。B公司以建立有效管理生产绩效的闭环和推广持续改善活动为切入点,开始实施精益生产。同时,B公司推广“金点子”计划并提升管理人员的精益认知和技能水平,建设精益的企业文化。最终,B公司构建出一套以精益生产为核心的生产管理体系。最后,本文通过四个方面对B公司应用这套精益生产管理体系的效果进行了研究:消除浪费、柔性制造、降低库存、提升质量。 B公司推广精益生产四年来,OEE等生产绩效指标稳步提升、持续改善项目累积为B公司带来2190万元的成本节省、制造柔性大幅提升、成品库存大幅降低、环境与产品安全极大改善。本文的研究将对食品制造企业推广精益生产具有较高的实用意义。 | |
英文摘要: | Lean production comes from Toyota Production System, which is a scientific production management system feel out in practice in Toyota company. In recent decades, lean production has been greatly developed and widely implemented in various industries, especially in discrete manufacturing company, such as automobile industry. In recent years, with the deepening of market competition, more and more process manufacturing company tried to implement lean production, such as food manufacturing industry. However, food manufacturing industry is so different from automobile manufacturing industry neither in production process nor in management system. Meanwhile, there are few successful cases of lean production implementation in food manufacturing industry so that it’s difficult to start lean production for food company. Therefore, it’s a hot research topic in finding a way to implement lean production successfully in food manufacturing industry and search for an entry point and suitable lean production management system. This article aims at solving this problem, providing a universality lean production management system for food manufacturing enterprise through lean production implementation practice of B company. Firstly, this article analysis and summarize the concepts, tools and methods of lean production. Also, this article made a distinction of two emphasis in food manufacturing industry and discrete manufacturing industry when lean production implementation. On this basis, the article took B company as an example to have a detail description in lean production implementation. B company basic situation, current production line status and problems during daily operation were descripted in detail. Through the analysis, make sure it’s necessary for B company to implement lean production. Also, it’s feasible for B company to implement lean production. B company started to launch lean production by establishing a closed-loop management to manage production performance effectively as well as Kaizen activities implementation. At the same time, B company launched “Smart Idea” and improved lean cognition and skills level of management guys through systematic training. Through that way, B company built a lean company culture successfully. Finally, B company formed a production management system with lean production as the core. At the end of this article, four aspects were described for lean production management system application effect in B company: Eliminating waste, Flexible manufacturing, Inventory reduction, Quality improvement. After 4 years implementation of lean production in B company, a huge change happened. KPI of production were steadily improved such as OEE. About 21.9 million Chinese yuan cost saving came from continuous improvement projects for B company. Manufacturing flexibility was greatly enhanced. The inventory of finished products has been greatly reduced. EHS and quality were greatly improved through lean production implementation. The research of this article will be great practical significance to launch lean production in food manufacturing enterprise. | |
