| 中文摘要: | 近年来,光伏发电作为低碳、环保、可再生资源的一种,成为能源行业发展的主力, HN企业在2010年收购5条国外先进的光伏-薄膜发电技术路线(德国+美国),经过几年的发展,HN企业需要将国外芯片组件实现国产化,以实现企业战略目标。在此背景下,公司为达成物料国产化(物料100%国产)、去瓶颈(保障物料供应)等目标,2017年年底成立了全球供应链管理总部。同时,2018年政府取消光伏行业电价补贴的政策,HN集团现金流出现紧张状况,因此集团提出“降本增效”的活动,来提高企业内部效益,实现集团管理能力升级。从专业采购角度出发,发现企业内最大的瓶颈并改善--供应商绩效评价及改进,就是这阶段识别出并采取措施改善的内容。 本文以HN企业的供应商绩效评价为主线,通过运行考核工作来反观业务及供应商管理的不足,并逐一改善。本文通过介绍HN集团的企业现状,引出供应商的现状,从中识别出现阶段供应商绩效存在的四大核心问题:绩效考核表不适用、绩效工作操作运行困难、绩效考核结果未有效运用、物料批量后的供应商质量评分仍旧过低。通过对问题的深入分析,探究出根本原因,并找出解决措施:搭建科学合理的供应商绩效指标体系,利用绩效考核结果做供应商组合管理分类及发展计划的有效运用,供应商寻源认证策略优化,研发类新产品采购流程简化等策略来改进HN集团的供应商管理能力,同时通过组织、人才、技术保障来促进改进措施的有效落地,从而保障实施效果。 本文创新点是利用供应商全生命周期管理模型搭建企业内的供应商全生命周期图。本文主要通过使用经验对标及层次分析法搭建供应商绩效指标体系,及其它供应商管理策略优化的改善行为,来提升HN企业供应商管理能力,将HN企业的供应商管理水平推上了一个新台阶。本文供应商绩效管理对制造业、光伏产业等需要做供应商管理的企业,均有很强的借鉴意义。 | |
| 英文摘要: | In recent years, as a low-carbon, environmentally friendly and renewable resource, thin film power generation had been a major force in the development of energy industry. In 2010, 5 technology routes (Germany + United States) of photovoltaic-thin film power generation had been purchased by HN enterprise. After several years, in order to realize corporate strategic objectives, HN Enterprises need to localize foreign chip components. Under this background, to achieve the objectives of materials localization (materials 100% domestic) and bottleneck removal (materials supply assurance), the company established the global supply chain management headquarters. At the same time, in 2018, HN Group's cash flow was tense after the government canceled the policy of electricity price subsidies in the photovoltaic industry, therefore, the group puts forward the measures of "cost reduction and efficiency enhancement" to improve the internal efficiency of the enterprise and realize the upgrading of the group's management ability. From the perspective of professional procurement, finding the biggest bottleneck in the enterprise, and improved the group's supplier management ability effectively, are the improvement measures to reduce the cost and increase the efficiency of the group. First of all, this thesis introduces the current status of HN Group's enterprises, then takes advantage of the current status of suppliers, identifies the four core problems of supplier performance at the emerging stage: performance evaluation is not applicable, performance operation is difficult, performance evaluation results are not effectively used, and supply after batch Quotient quality score is too low. Through in-depth analysis of the problem, this thesis explores the root cause and finds solutions: building a scientific and reasonable supplier performance indicator system, using the supplier classification and development of the plan after performance effectively, supplying sourcing certification strategy optimization, researching new product procurement process simplification, including other strategies to improve HN Group's supplier management capabilities. Likewise, to promote the effective implementation and improvement measures through organization, talent, and technical support. Finally, the limitation in this thesis is that the supplier performance index is not designed by commodities, and the important second-tier suppliers are not evaluated. Prospect of this thesis: I hope that through the method of regression analysis, building a model to the supplier performance forecast, then the information on the forecast trend of supplier performance in the later period will be presented, so as to achieve the purpose of identifying the supplier advantages and risks in advance. The innovation of this thesis is through using the supplier's full life cycle management model this thesis build a supplier's full life cycle diagram in the enterprise. This thesis mainly builds the supplier performance index system by using experience benchmarking and analytic hierarchy process, as well as the optimization of other supplier management strategies to improve HN enterprise supplier management ability, this thesis is looking forward to pushing HN enterprise supplier management to a new level. In this thesis, supplier performance management could be a strong reference for manufacturing companies, photovoltaic industry and other companies which need to do supplier management. | |
