中文摘要: 伴随着宏观经济政策及土地市场招拍挂制度的出台,房地产行业迎来了快速发展,房地产行业发展规模及对GDP贡献作用显著。与此同时,在市场发展及规模发展的背景下,房地产企业组织管控模式的也生了变革,从早期单一组织管控、专业职能分工管控,直至目前的基于协同效应的大运营组织管控模式,可以说行业的发展、外部环境的变化使得企业不得不调整组织模式以适应时代及市场的变化,从而促进项目绩效提升,获得项目利润。 本文以A公司房地产项目作为研究对象,从组织结构优化的角度出发,通过文献、案例等研究方法,总结分析A公司现阶段的整体运营状况,对其现状问题进行具体剖析,提出针对性的解决方法,从而制定A房地产公司以组织结构优化为路径提升项目绩效的方案。通过本次优化,一方面健全公司项目组织结构,帮助A公司更加科学的匹配资源,提高效率;另一方面,解决A公司组织间部门合作协同及沟通的问题。通过调研A公司房地产项目组织结构现状,分析其组织结构特点,查找企业存在的问题,提升项目绩效及员工个人绩效,为A房地产公司长远战略目标的实现提供保障。 通过文献研究及标杆企业对标,本文构建了以项目前置工作小组及“1+N”项目虚拟组织为核心的组织结构,并辅之以配套激励制度建设,优化了原有组织结构,解决了项目开发周期长、项目成本利润率低等现实绩效管理问题。针对上述研究问题及过程,本研究获得了如下三个方面研究结论: 1.针对房地产行业市场环境变化快、客户需求多样性的背景,组织结构持续优化是提升组织内部效率,获取持续收益的有效方式。 2.组织结构优化并非直接作用于项目绩效,而是通过促进项目计划、组织、控制与资源分配等项目管理手段,达到提升项目绩效的目的。 3.组织结构优化方案的实施需要保障措施予以支持,尤其是对冲突的解决更应预设解决方案。  
英文摘要: With the introduction of macroeconomic policies and the land market auction system, the real estate industry has witnessed rapid development, and the development scale of the real estate industry and its contribution to GDP have been significant. At the same time, under the background of market development and the development of the scale of real estate also had a reform of the enterprise organization control mode, from the early single organization controls, specialized division of function control, until the current control mode based on the synergistic effect of big operation, can say the development of the industry, the change of external environment makes the enterprises have to adjust organization model to adapt to The Times and changes of the market, enhancing performance improvement project, the project profits. In this paper, A company of real estate project as the research object, from the perspective of organizational structure optimization, through literature and case study method, summarize overall operating condition of A company at the present stage, and studies the specific questions about the present situation of its proposed corresponding solutions, so as to establish A real estate company to organization structure optimization scheme for the path to improve project performance. Through this optimization, on the one hand, improve the organizational structure of the company's projects, help company A match resources more scientifically and improve efficiency; On the other hand, solve the problems of cooperation and communication between departments of A company. By investigating the current organizational structure of A company's real estate projects, analyzing its organizational structure characteristics, finding out the existing problems of the company, improving project performance and individual employee performance, and providing guarantee for the realization of A real estate company's long-term strategic goals. Through literature research and benchmark-based enterprise comparison, this paper constructs the organizational structure with the pre-project working group and the "1+N" project virtual organization as the core, supplemented by the construction of supporting incentive system, optimizes the original organizational structure, and solves the problems of long project development cycle and low project cost and profit margin in real performance management. In view of the above research problems and processes, this study has obtained the following three research conclusions: 1. In view of the rapid changes in the market environment and the diversity of customer demands in the real estate industry, the continuous optimization of organizational structure is an effective way to improve the internal efficiency of the organization and obtain sustainable benefits. 2. Organizational structure optimization does not directly affect project performance, but promotes project planning, organization, control, resource allocation and other project management means to improve project performance. 3. Safeguard measures were essential for the implementation of organizational structure optimization plan, especially for the settlement of conflicts.
