| 中文摘要: | 摘要 随着经济的全球化,跨国公司数量和规模都在不断扩大。很多公司通过并购迅速完成了全球化的过程。全球市场竞争越来越激烈,产品更新越来越快,经营成本越来越高,市场划分越来越细,利润空间也越来越小。而且纵向一体化战略随着经济和技术的发展逐渐退出,越来越多的公司将非核心业务外包,于是很多公司的采购份额逐年上升。在这样的大环境下,全球采购逐渐演变成现在企业运营最为重要的组成部分。 本文以TPM公司为研究对象,TPM公司是一家全球性工程机械公司,旗下有3个产品事业部,多达十几种产品品牌,分别在全球不同的工厂进行设计和组装。本文分析了TPM公司的现状及存在的问题,TPM公司目前所存在的问题有:采购管理组织不健全、供应商管理体系不健全、采购策略不完善、沟通不通畅等问题,通过采购、供应商等相关理论针对TPM公司的问题对公司采购管理进行优化,具体对组织结构、供应商管理的全方位以及关系进行优化。并对采购优化管理提供一定的保障措施。 还强调了供应商管理者在当前环境下,角色的转变,工作重心的转变,由以前纯粹的管理者逐渐向服务者的角色转换。同时反复强调了设计部门在采购优化过程中的作用,以及对于成本降低所发挥的巨大作用。 选择适合的供应商相对于后期供应商的改进和提高更加重要;集中采购并非唯一有效的解决方案,适当采用集中采购与分散采购相结合。商务谈判并不是降低采购成本的最好方法,应当考虑综合成本,请供应商全面参与,深度合作。希望本文的采购管理研究对同行业提供帮助。 关键词:采购;供应商管理;集中采购 | |
| 英文摘要: | Abstract With the globalization of economy, the number and scale of transnational corporations are expanding. Many companies have quickly gone global through acquisitions. Global market competition is increasingly fierce, product update is faster and faster, operating costs are higher and higher, market segmentation is becoming more and more detailed, profit margins are becoming smaller and smaller. In addition, with the development of economy and technology, the vertical integration strategy is gradually withdrawn, and more and more companies outsource non-core business, so the procurement share of many companies increases year by year. Under such an environment, global procurement has gradually evolved into the most important part of enterprise operation. This thesis takes TPM Company as the research object. TPM Company is a global construction machinery company. It has three product divisions and more than ten product brands, which are designed and assembled in different factories around the world. This paper analyzes the current situation and existing problems of TPM Company. The existing problems of TPM Company are as follows: purchasing management organization is not perfect, supplier management system is not perfect, purchasing strategy is not perfect, communication is not smooth and so on. Through purchasing, supplier and other related theories, aiming at the problems of TPM Company, this thesis optimizes the company's purchasing management, specifically to the organizational structure and optimizing the relationships between TMP and suppliers. And provide some guarantee measures for the procurement optimization management. This thesis mainly emphasizes the changing of the role of the Supplier Managers in the current environment, from the former pure manager to the role of the server. At the same time, it repeatedly emphasizes the importance of design department in the procurement optimization process, it affects a lot of cost reduction. It is more important to choose the right supplier than to improve the supplier in the later stage. Centralized procurement is not the only effective solution, and the combination of centralized procurement and decentralized procurement is appropriate. Business negotiation is not the best way to reduce procurement cost. Comprehensive cost should be considered. Suppliers should be involved to the designing.
