中文摘要: | 进入二十一世纪,伴随着我国基础工业的快速发展,阀门行业也到了高速发展期。与此同时,很多国外的阀门制造企业也纷纷进入中国市场,并在国内开设工厂,将研发、生产和销售环节转移到了国内。E公司作为控制阀行业的领军品牌的制造商,也于2003年进入中国市场,为了更好的适应中国市场的需求,逐步将供应链转移到国内。作为一家有100多年发展历史的公司,E公司虽然有一整套完整的供应链开发和管理体系,但是当在中国开始进行供应商本地开发的时候,还是遇到了很多质量上的问题。同时,供应商质量问题也对E公司的最终产品和市场声誉产生影响。因此,本文针对E公司供应链质量管理上问题展开研究。 在对E公司的现状进行分析后,发现E公司在供应链质量管理的诸多环节中存在不足。由于在供应商前期开发过程中缺乏专业技术人员参与,导致对供应商能力评估不足;由于监督审核周期过长并且缺乏对下级供应商监管,导致对供应商管控不足;由于激励与惩罚机制执行不彻底,导致供应商配合程度降低;由于沟通与交流不够及时专业,导致供应商信任下降;由于对供应商的支持与帮扶不够深入,导致供应商不能与公司一起成长。 针对上述问题,应用相关理论,对E公司的供应链质量管理提出优化方案。在开发阶段,成立跨职能小组,并在评审阶段增加对供应商的风险评估,加强把关提升供应商准入质量。在监督阶段,缩短监控周期并增加对下级供应商的管理要求,加强对供应商的整体管控。在完善激励与惩罚机制的同时,开展供应商关系管理,进而达到双赢。并且通过增加沟通渠道和共享平台的方式,提升与供应商的互信,使双方合作更加顺畅。最后,通过在人员培养、体系建设、追溯管理和文化创建等方面的深入支持,使供应商具备自我提升和发展的能力,达到与E公司共同成长的目的。 本文最后提出在供应链管理平台、质量意识提升和文化输出等方面的保障措施,以确保上述优化方案能够顺利实施,并达到预期的效果。 | |
英文摘要: | Entering the 21st century, with the rapid development of China's basic industry, the valve industry has also reached the high-speed development period. At the same time, many foreign valve manufacturers have entered the Chinese market and opened factories in China, transferring the R&D, production and sales to China. As the manufacturer of the leading brand in the control valve industry, E company also entered the Chinese market in 2003. In order to better adapt to the demand of the Chinese market, it gradually shifted its supply chain to China. As a company with a history of more than 100 years, although E company has a complete set of supply chain development and management system, it still encounters many quality problems when it starts to develop local suppliers in China. At the same time, supplier quality problems also affect E company's final products and market reputation. Therefore, this paper studies the supply chain quality management for E company. After analyzing the current situation of company E, it is found that company E has deficiencies in many links of supply chain quality management. Due to the lack of professional and technical personnel in the early development process of the supplier, the evaluation of the supplier's ability is insufficient. Due to the long supervision and audit cycle and the lack of supervision of subordinate suppliers, the supplier control is insufficient; Due to the incomplete implementation of incentive and punishment mechanism, suppliers' cooperation degree is reduced; Due to the lack of timely and professional communication, the trust of suppliers declines. Due to insufficient support and assistance to suppliers, suppliers cannot grow together with the company. In view of the above problems, relevant theories are applied to put forward an optimization scheme for E company's supply chain quality management. In the development stage, set up cross-functional team, and increase the risk assessment of suppliers in the review stage, strengthen the check and improve the quality of supplier access. In the supervision stage, shorten the monitoring period and increase the management requirements of the subordinate suppliers, and strengthen the overall control of the suppliers. At the same time, improve the incentive and punishment mechanism, and carry out supplier relationship management, to achieve a win-win situation. Moreover, by increasing communication channels and sharing platforms, mutual trust with suppliers can be enhanced to make bilateral cooperation more smoothly. Finally, through in-depth support in personnel training, system construction, traceability management and cultural creation, suppliers will be equipped with the ability to improve themselves and develop, so as to achieve the goal of common growth with E company. At last, this paper puts forward the guarantee measures in the aspects of supply chain management platform, quality consciousness improvement and cultural output, etc., to ensure the smooth implementation of the above optimization scheme and achieve the expected effect. | |
