中文摘要:物联网作为国家大力发展的战略性新兴产业,为创业型公司带来了机遇,但如何获取基础业务也成为了创业型公司普遍面临的问题。本文研究的问题是创业型公司基础业务获取的问题。 创业型公司基础业务获取与延伸是建立在对内外部环境分析的基础上的。内部环境分析是创业型公司认识自我优劣势与资源状况的基础,外部环境的分析为创业型公司基础业务的获取和延伸提供了基础平台,结合优劣势与机会和威胁的分析,则为创业型公司提供了发展的空间和策略选择的基础。 本文研究发现创业型公司基础业务的获取是维持企业生存的基础,基础业务的实施的关键管理要素能够帮助企业提升效率,降低运营成本,增加公司收益,是企业发展的需要。结合RFID图书管理系统市场的发展变化,提前预见基础业务面临的挑战,则为创业型公司提升基础业务发展质量奠定了基础。 本文研究发现物联网行业发展迅速,业务机会不断涌现,但如何寻找到高价值的业务领域作为基础业务,对于创业型公司而言却并非易事。一方面,创业型公司规模小、资源相对有限、技术能力储备相对薄弱,优质业务往往被先行垄断企业所掌控,创业型公司往往只能在夹缝中寻求机会。另一方面,技术变化速度快,业务机会很容易被更先进、成本更低廉的技术方案取代,这同样为创业型公司的生存和发展带来挑战。 本文研究发现成本、质量和时间是A公司保持竞争力的关键,在公司管理实践中,实施方案设计、人员管理和资产管理的精细化水平对公司整体运营成本、进度控制和交付质量都有显著且重要的影响。 本文研究发现A公司尽管不断对基础业务进行迭代,从而不断降低成本,但是毕竟A公司所从事的基础业务的市场是不断变化的,而且进入门槛较低。面对这样一个物联网细分市场中的夹缝市场,不断会有新进入者以更低的技术方案参与竞争,这必然会对创业型公司的生存和发展带来挑战。 本文研究发现基础业务虽有利于A公司的发展,但A公司初期的基础业务往往技术含量不高,这样的基础业务不足以支撑A公司的长远发展。A公司应该提升产品和服务的技术含量,以实现基础业务延伸的技术导向化,并为新产品的设计和低成本的开发打下基础。 本文研究发现随着A公司基础业务稳步走上正轨,人力、资源和资金都得到了补充。在这种情况下,A公司不应再继续专注于现有基础业务,而是应以技术为导向来对基础业务进行延伸,从而使A公司的基础业务的技术实力得到提升。 本文研究发现A公司还应积极从新产品概念设计、新产品运行平台选择、新产品功能拓展和新产品管控四个方面来开展新产品模型设计优化,这样可以使A公司逐步实现业务转型,由初创时期的完全依赖技术含量不高的基础业务,向技术含量较高的自主开发业务转变。 本文研究发现A公司应采用服务外包的形式来进行移动图书管理系统的开发,这样可以有效的降低开发的成本,但会存在新产品被泄密的风险,所以A公司应在低成本的基础上制定合理的项目管理方案,可以分别从明确新产品需求、筹划新产品低成本开发合同、强化新产品内部测试、新产品低成本规划与推广四个方面来管控项目风险,约束项目进度,最终保证项目交付物能够如期交付并推向市场。 本文研究发现基础业务的延伸策略可以使A公司实现基础业务转型升级,从而有利于A公司的长远发展,但基础业务的延伸策略较为复杂而且周期较长,对于A公司这样一个创业型公司来说,很难长时间维系,甚至会逐步失去竞争优势。为保障延伸策略的有效执行,A公司应从营销策略系统化、管理体制制度化和公司资源调整三个方面来建立基础业务延伸的保障措施。 本文研究发现A公司作为创业型公司,经过长期的技术储备,可以开发出自己的新产品,从而可以丰富基础业务,可以提升A公司的竞争力。但作为一家行业内的小公司,如果没有系统化的营销策略作为保障措施,公司的竞争优势很难长时间的维持,也会影响到A公司的基础业务和新产品的销售,并会逐步丧失市场机遇。A公司的营销策略应进行系统化的调整,根据产品特点和市场动态,从明确新产品目标客户、规范新产品客户需求分析途径和灵活调整销售策略组合三个方面做出相应的营销策略调整。 本文研究发现A公司应进行管理体系制度化,因为这是创业型公司必须经历的一个阶段,是企业规范管理的基础,有利于切实增强A公司的风险防范能力和提质增效的能力,而且在基础业务的不断创新和优化的过程中,可以不断提升基础业务的竞争优势,能为A公司的生存和可持续发展提供保障。A公司应从强化内部制度建设、人才引进与绩效考核规范化、决策程序透明化、员工管理人性化四个方面进行管理体系制度化建设。 本文研究发现对基础业务进行延伸,可以帮助A公司摆脱高度依赖单一的基础业务,通过增加项目实施过程中的软硬件部署业务、售后服务业务和新产品业务,可以使A公司的基础业务得到延伸,同时A公司技术人员的技术能力也能够得到提升。根据基础业务的变化,A公司应对公司资源进行相应调整,主要是业务人员权责调整、后勤保障团队权责调整和关键合作伙伴合作方案调整,这样A公司可以细化工作内容,建立起服务体系。 本文研究发现A公司的基础业务模式可以为创业型公司开拓物联网细分市场中的大型企业与客户群之间的夹缝市场提供有益思路和理论支撑。这对于创业型公司的发展具有一定的理论和现实意义。 
英文摘要:As a strategic emerging industry that the country is developing vigorously,the Internet of Things brings opportunities for entrepreneurial companies, but how to acquire basic business has also become a common problem for entrepreneurial companies. The problem researched in this paper is the acquisition problem of basic business of entrepreneurial companies. The acquisition and extension of basic business of entrepreneurial companies is basing on analysis of internal and external environment. Internal environment analysis is the basis for entrepreneurial companies to understand their own advantages and disadvantages and resource status. The analysis of external environment provides a basic platform for the acquisition and extension of basic business of entrepreneurial companies. Combining the analysis of advantages, disadvantages, opportunities and threats, which can provide entrepreneurial companies more development space and foundation of strategic choices. The research in this paper finds that the acquisition of the basic business of the entrepreneurial company is the basis for the enterprise to keep survival. The key management factors of the implementation of the basic business can help the enterprise to improve efficiency, reduce operating costs and increase revenue, which is the need of enterprise development. Combining the market development and changes of the RFID book management system, anticipating the challenges faced by the basic business in advance will lay the foundation for the entrepreneurial company to improve the development quality of the basic business. This research finds that the Internet of Things industry is developing rapidly and business opportunities are constantly emerging. However, how to find high-value business areas as basic business is not easy for an entrepreneurial company. On the one hand, small in scale, limited in resources, weak in technical capacity reserves, and good business often controlled by the monopoly enterprises, they can only find opportunities in the market’s interstices. On the other hand, technology changes quickly and business opportunities are easily replaced by more advanced and lower cost technical solutions. This also challenges the survival and development of entrepreneurial companies. This research finds that cost, quality and time are the key factors to Company A’s competitiveness. In the company management practice, the solution design, personnel management and asset management has significant and important impact on the company’s overall operating costs, schedule control and delivery quality. This research finds that although Company A continues to reduce costs by iterating its basic business, but the market for the basic business of company A is constantly changing, and the entry threshold is low. Faced with such a gap market in the IOT segment market, new entrants will continue to compete with lower cost technology solutions, which will inevitably challenge the survival and development of entrepreneurial companies. This research finds that although the initial basic business is conductive to the development of Company A, but it is often not high in the technical level, and such basic business is not enough to support the long-term development. Company A should improve the technical content of products and services to achieve technology-oriented extension of basic business and lay the foundation for new product design and low-cost development. This research finds that with the steady development of the basic business of Company A. Human resources, company resources and funding all been added. Under this circumstance, Company A should not continue to focus on the existing basic business, but should extend the basic business with technology-oriented to improve the technical strength of Company A’s basic business. This research finds that Company A should actively carry out new product model optimization from four aspects: new product concept design, new product platform selection, new product function expansion and new product management and control, which can enable Company A to realize business transformation gradually. It can change from completely relied on the basic business with low technical content to a self-developed business with high technical content. This research finds that Company A should use the form of service outsourcing to develop mobile book management system, which can effectively reduce the cost of development, but there will be the risk of new product being copied. Therefore, Company A should do a reasonable project management solution based on low cost, which can control project risk, constrain project progress and ultimately guarantee the project deliverables can delivery on time and bring to market from four aspects: clarifying new product requirements, planning new product low-cost development contracts, strengthening new product internal testing, plan low-cost promotion for new product. This research finds that the extension strategy of basic business can enable Company A to realize the transformation and upgrading of basic business, which is beneficial to the long-term development of Company A, but the extension strategy of the basic business is more complicated and has a longer period. For an entrepreneurial company like Company A, It is difficult to maintain for a long time, and even gradually lose its competitive advantage. In order to ensure the effective implementation of the extension strategy, Company A should establish the safeguard measures for the extension of basic business from three aspects: systemization of marketing strategy, institutionalization of management system and adjustment of company resources. This research finds that as an entrepreneurial company, Company A can develop its own new product after a long-term technical reserve, which can enrich the basic business and enhance the competitiveness of Company A. However, as a small company in an industry, if there is no systematic marketing strategy as safeguard, the company’s competitive advantage is difficult to maintain for a long time, it will also affect the company’s basic business and new product sales, and will gradually lose market opportunity. Company A marketing strategy should be systematically adjusted. According to product characteristics and market dynamics, the corresponding marketing strategy adjustments should make from three aspects: defining new product target customers, standardizing new product customer’s demand analysis ways and flexibly adjusting sales strategy combinations. This research finds that Company A should institutionalize the management system, because this is a stage that entrepreneurial company must go through, and the basis of standardized management of company, which is conducive to effectively strengthening the company’s risk prevention capability and the ability to improve quality and efficiency. In the process of continuous innovation and optimization of the basic business, it can continuously enhance the competitive advantage of the basic business and provide guarantee for the survival and sustainable development. Company A should institutionalize management system from four aspects: strengthening internal system construction, standardization of talent introduction and performance appraisal, transparency of decision-marking procedures, humanization management to staff. This research finds that the extension of the basic business can help Company A to get rid of the single basic business that is highly dependent on. By increasing the software and hardware deployment business, after-sales service business and new product business in the project implementation process, the basic business of Company A can extend. At the same time, the technical capabilities of Company A’s technical staff can also improve. According to the changes in the basic business, Company A should adjust the company’s resources accordingly, mainly the adjustment of business personnel’s rights and responsibilities, the adjustment of the logistical support team’s powers and responsibilities, and the adjustment of key partner cooperation methods, so that Company A can refine the work content and establish a service system. This research finds that the basic business model of Company A can provide useful ideas and theoretical support for entrepreneurial companies to develop the gap market between large enterprises and customer groups in the IOT market segment. This has certain theoretical and practical significance for the development of entrepreneurial companies.
