中文摘要:随着天津日辉公司步入了企业飞速发展的阶段,公司现有的研发项目的组织结构与流程已经逐渐不能满足企业日益增加的项目目标与需求。天津日辉公司是一家以IT、IOT、IOV软件开发为核心的高新技术企业。为了更好的迎接未来发展的机遇与挑战,天津日辉公司必须要认真面对当前企业自主产品研发项目管理过程中的各种问题,如项目团队成员成本意识差、跨部门沟通不畅、项目管理流程定义不够清晰等问题。 本文从天津日辉公司研发项目的管理实际情况入手,发现了限制企业发展的根源和核心问题,分析了出现这些问题的原因。通过对国内外知名企业先进的新产品项目管理经验的借鉴,以及对现代项目管理理论知识的学习,设计了符合天津日辉公司自主研发项目实际情况的综合交叉式项目管理模型。 在全新的项目管理模型的指导下,推翻了传统职能式管理组织,建立起跨部门协同合作的矩阵式研发项目管理组织形式。同时,也优化出动态匹配的研发项目管理流程,让整个项目在全流程中得到完整全面的动态控制,做到分阶段的进行项目评审工作。从而保证了产品研发的质量、降低了项目成本、加强了团队的沟通、提高了开发的效率,让客户的需求得到进一步的满足。本文还对研发项目管理的优化进行了实施规划,也较为充分的分析了实施过程中可能会遇到的一些问题,给出了进一步提高和完善的思路。 论文把项目管理相关理论应用到天津日辉公司研发项目中,具有一定的应用创新价值。本文所进行的相关优化并非生搬硬套的拿来主义,而是保证了灵活控制的原则,使公司在瞬息万变的市场中立于不败之地。新的准立项环节,让公司可以更好的应对项目风险,实现动态管理。论文研究对天津日辉公司和相关企业实施研发项目管理具有一定的指导作用和参考价值。 
英文摘要:As Tianjin Rihui Company has stepped into the fast development phase, the old project management mode gradually can’t meet the purpose and need of the company. Tianjin Rihui Company is a high-tech enterprise with IT-based, IOT-based, and IOV based industry, computer technology R&D as the core of production and sales. In order to be ready for the opportunities and challenges in the future, Tianjin Rihui Company must seriously deal with all kinds of problems during the project management, such as team members’ bad cost-consciousness, ineffective communication among different departments, unclear definition of project management procedures, and etc. In this thesis, we start with the actual status of Tianjin Rihui Company R&D project management, find out the root and key problems which hinder the development of the company, and analyze the reason of these problems. By learning from the new products project management experiences from native and foreign well-known enterprises, and by studying the modern project management theories and knowledges, we have designed the Comprehensive Interaction type project management mode specially for the situation of Tianjin Rihui Company. Under this new project management mode, we overturn the traditional Functional management organized type and build the Matrix management organized type for cooperation among different departments. We also optimize the dynamic adaption type for R&D project management process, which make the whole project under full dynamic control and phase-by-phase reviewing is applied. We ensure the quality of the products, lower the cost of the project, strengthen the communication of the team, raise the efficiency of the developing, and finally satisfy the customers’ needs. We also make plans for the optimization of project management mode, analyze the possible problems during the implement, and give the ideas of improvement. The thesis applies the theory of project management to the research and development project of Tianjin Rihui Company, which has certain application innovation value. The relevant optimizations carried out in this thesis are not a hard-and-staker, but guarantee the principle of flexible control, which makes the company in an invincible position in the ever-changing market. The new quasi-project link allows the company to better cope with project risks and achieve dynamic management. The research of the thesis has certain guiding role and reference value for the implementation of R&D project management by Tianjin Rihui Company and related enterprises.
