| 中文摘要: | 通信室内分布系统在高利润时期,作为集成商的J公司主要考虑如何拿到项目,至于管理成本、物料成本、施工成本在没有大的外界因素干扰下,都不是问题,现如今,随着客户对网络质量,建设速度,建设成本多维度的考虑下,再加上竞争者众多,高利润时代已经过去,在这样一个成熟的行业里,如何还能生存,如何提升管理也就成为唯一途径,作为J公司的管理者,用什么方法管理一直萦绕心头,这也就是这篇论文研究的出发点。 关于生产线管理理论有很多,作为施工项目来说,直接将生产线上的理论搬移到施工项目中,肯定是不合适的,作为世界主流的三大管理理论,TOC、6sigma与LEAN,肯定有方法能解决施工项目管理的问题。TOC企业管理作为简单而有效地常识化管理,适合用于波动比较频繁的系统当中,对于室内分布系统这种金额小、项目多的管理中是比较适合而且是容易落地的。 该论文研究的内容主要是解决两个问题,一是单个项目管理的问题,单个项目是多项目管理的基石,论文中引入DBR理论来分析解决该问题,二是多项目管理问题,本质是解决组织管理问题 ,如何用大家达到共识的方法去管理,这样才好落地执行,该论文引入TOC思考程序,来分析如何扭转集成商所处现状。 通过研究后发现,TOC管理理论是西方工业在一个比较良好的管理基础下,研究如何提高企业有效产出的理论工具,该理论的假设也说明了这点,作为国内企业在高利润时代,想的是扩产能,快速发展,组织的功能、责任、管理、绩效模糊不清,所以先解决这些问题后才能引入TOC理论,该理论常识化的告诉我们如何在有限的资源条件下,提高有效产出。 在多项目管理中遇到的主要问题是将有限的资源怎样调动才能使整个项目的有效产出最大化,TOC理论给了我们清晰的判断思路。随着通信的不断发展,市场日趋成熟,TOC理论能帮助企业及组织从管理中获取更多的利润,我想集成商企业是愿意看见和接受的,作为每年投入上千亿的室内分布系统行业,TOC理论一定有他发挥光芒的地方。 | |
| 英文摘要: | In the period of high profit, J company, as an integrator, mainly considers how to get the project. As for the management cost, material cost and construction cost, they are not problems without the interference of large external factors. Now, with the consideration of network quality, construction speed and construction cost by customers, and the number of competitors, the era of high profit has come In the past, in such a mature industry, how to survive and how to improve management has become the only way. As the manager of J company, what method of management has been haunting my mind, which is the starting point of this paper. There are many theories about production line management. As a construction project, it is certainly not appropriate to move the theory of production line directly into the construction project. As the three main management theories in the world, TOC, 6Sigma and lean, there must be some methods to solve the problems of construction project management. As a simple and effective common sense management, TOC enterprise management is suitable for systems with frequent fluctuations, and for indoor distribution systems with small amount and many projects, it is suitable and easy to land. The research content of this paper is mainly to solve two problems: one is the problem of single project management, which is the cornerstone of multi project management. DBR theory is introduced to analyze and solve this problem; the other is the problem of multi project management, which is essentially to solve the organizational management problem. How to manage with the method that everyone has reached consensus, so that it can be implemented. With the continuous development of communication and the increasingly mature market, TOC theory can help enterprises and organizations to obtain more profits from management. I think integrators are willing to see and accept it. As an indoor distribution system industry with an annual investment of hundreds of billions, TOC theory must have its bright spot. | |
