中文摘要:在信息快速流动,科技迅猛发展的当代,各大企业的组织模式都受到了一定的挑战,随之而来的就是大企业病的产生。为了克服大企业病,并抓住市场机会,屹立于企业之林,各大企业都在不断做着努力。海尔集团自从一个濒临倒闭的集体小厂变为一个国际化企业后,便不断改进着其组织形式,从上世纪90年代开始的组织变革不断进行,一直到近几年形成了其独有的小微企业运营模式。 本文首先阐述了小微企业运营模式的背景、目的和意义。然后介绍了组织变革、小微创业和平台管理的相关组织理论,综述了小微企业、平台管理和运营改进方面的研究文献。关于海尔集团组织小微化后的小微企业运营模式,首先介绍了海尔集团组织结构的改进历史,从而最后得出海尔集团小微企业运营模式的必然性。通过小微化的企业管理,海尔集团创新了组织结构模式,也创新了文化、资源费配模式乃至企业融资模式、人力资源模式等,从而做活了企业。 但是这种激进的组织运营管理模式由于前无古人,作为首个“吃螃蟹”的企业,在实操过程中,小微企业的管理模式也出现了一些问题,内部出现了内部竞争加剧、经营目标方向不明确、沟通成本未有效降低、绩效的短视等问题,对外则表现出产品的重复设计、无统一互联网接口、品牌稀释等问题。针对上述问题,本文提出文化和目标再中心化、平台组织重新设计、考核机制的调整,以及重视研发,互联网接口的统一设计并形成真正的生态、品牌及标准的统一设计等方案,并提出了相关的保障预案,为该企业提供相关的参考和借鉴。 
英文摘要:Nowadays, information flows rapidly, science and technology develops rapidly,the organizational model of large enterprises has been challenged,which brings diseases of large enterprises. In order to overcome that, and seize market opportunities, large enterprises are making continuous efforts. Haier Group has continuously improved its organizational form since it changed from a small collective factory on the verge of bankruptcy to an international enterprise. From the 1990s, the change of organizational has been going on continuously, until in recent years, it has formed its unique management mode of micro enterprises. Firstly, the paper expounds the background, purpose and significance of micro enterprise management mode. Then it introduces the organizational theory of organizational change, micro entrepreneurship and platform management, and summarizes the research literature of micro enterprises,platform management and operational improvement. Regarding the micro enterprise management mode after the micro organization of Haier Group, this paper first introduces the improvement history of the organization structure of Haier Group, and finally obtains the inevitability of the micro enterprise management mode of Haier Group. Through micro enterprise management, Haier group has innovated organizational structure mode, culture, resource allocation mode, enterprise financing mode and human resource mode, etc.. However, this radical organizational management model has never been tried by other companies. As the first enterprise to make such an attempt, in the actual operation process, under the micro enterprises management model, some problems arise. appeared in the enterprise internal competition, Business strategy direction is not clear, communication cost not effectively reduce the problems, the pursuit of short-term performance, external appearance of the product of repeat design, product interface, no unified Internet brand dilution. In view of the above problems, this paper puts forward such schemes as re-centralization of culture and strategy, redesign of platform organization, adjustment of assessment mechanism, emphasis on research and development, unified design of Internet interface, unified design of brand and standard, and puts forward relevant safeguard plans, providing relevant reference and reference for the enterprise.
