| 中文摘要: | 随着全球范围内液晶显示屏产业的发展,以及我国显示屏产业结构调整,国内企业转型升级的速度不断加快,中国的显示屏企业已由先前的加工制造为主,逐步转变为具备自独立产品设计与研发能力、市场销售、生产制造相结合的整合型企业。但对比全球范围内显示屏研发领域内的优秀企业,中国国内液晶显示屏企业的新产品研发项目管理现况仍存在一定程度的不足,管理流程相对混乱,管理经验、技术手段都相对欠缺,主要表现在项目进行过程中沟通效果欠佳,研发试产效率低下,产品质量改进迟缓等方面。这也给企业在新产品研发项目中增加了难度和风险,影响了企业的盈利能力和市场竞争力。为提升新产品研发项目的管理水平,企业必须在现有基础上,对新产品研发项目管理流程进行优化研究,提高新产品研发的稳定、效率和质量,并以此带动显示屏产业整体的发展。 本文详细介绍了以M公司为代表的显示屏企业在新产品研发项目中的管理过程,结合分析M公司新产品研发项目中存在的上述问题,提出相应的新产品研发项目管理流程优化的设计方案。主要包括:一、新产品研发流程管理中建立沟通反馈机制来优化沟通过程;二、在新产品试生产过程中引入“阶段—关口”模型的概念,通过关口前移与阶段内活动并行,提升试生产的进度优化;三、采用“帕累托法则”、“鱼骨图分析”、“PDCA循环”等质量管理方法,对新产品质量进行持续改进和提升。基于优化方案,又提出从企业沟通体系建设、责任明确分配及使用甘特图监控进度、建立质量问题预防机制三个方面着手对优化方案的实施加以保障。以这一系列保障措施,确保新产品研发项目管理流程改善方案的实施,从整体上实现M公司新产品研发项目流程的优化。 | |
| 英文摘要: | With the worldwide development of Liquid Crystal Display(LCD) industry and the industrial restructuring of display in China, the speed of transformation and upgrading of domestic enterprises is constantly accelerating, China’s display enterprises have gradually transformed into integrated enterprises with independent product design and research and development capabilities, market sales, production and manufacturing from previous processing and manufacturing oriented. While comparing to outstanding enterprises in display research and development around the world, there are still some deficiencies in the project management of new product research and development of China’s domestic LCD enterprises, relatively chaotic management process, relatively deficient in management experience and technical means, which mainly reflects in the poor communication during the project processing, lower efficiency in research and development and trial-produce, slow improvement of product quality and other aspects. It also increases the difficulties and risks for enterprises in new products research and development project, influences the profitability and market competitiveness of enterprises. In order to improve the management level of new product research and development projects, enterprises must optimize the management process of new products research and development projects on the existing basis, Improve the stability, efficiency and quality of new product research and development and drive the integral development of display industry. This thesis introduces the management process of display enterprises represented by M compony in new product research and development projects in detail, combines and analyzes the above existing problems in M compony’s new product research and development project, and proposes corresponding new product research and development project management procedure optimizing designing scheme. It mainly includes: firstly, establishing communication-feedback mechanism in new product research and development process management to optimize the communication process; secondly, introducing the conception of “Stage-Gate” model in trial-produce of new products, improving the process optimization of trial-produce through simultaneous gateway forward and parallel activities in the stage; thirdly, adopting “Pareto’s principle”, “Fishbone Diagram analysis”, “PDCA Cycle” ,etc. quality management methods to make the continuous improvement and upgrading to the quality of new products. Based on the optimum proposal, this thesis also proposes to guarantee the implementation of optimization scheme from three aspects: the construction of enterprise communication system, clear responsibilities allocation and the use of Gantt chart to monitor the progress, the establishment of quality problem prevention mechanism. Through this series of safeguard measures to guarantee the implementation of new product research and development projects management process improving program and realize the optimization of new product research and development project process of M compony as a whole. | |
