| 中文摘要: | 随着一带一路战略的推进,我国俨然已成为全球城市轨道交通基础建设设备和机车车辆的输出大国。在国家的大力扶持之下,城市轨道交通的与公路交通对比突显明显的优势,如用地省、运能大、速度快、轨道线路的输送能力是公路交通运输能力的10倍,单次运量节能、环保等。因此,城市轨道交通行业近几年得到迅猛发展。目前各地城市轨道交通建设的热情日渐高涨,城市化建设步伐加快,中心城市不断向周边辐射,城市轨道交通的基础建设和车辆装配也暴露出一些管理问题亟待解决。同时,对城市轨道交通行业从业人员的项目管理水平就提出了更高的要求。本文主要对项目管理领域中的需求工程管理进行分析。需求工程管理在项目管理过程中作为项目管理活动展开的前提,在很大程度上决定了项目的成败。 对于地铁车辆工程,尤其是对于地铁车辆配套子系统供应商的需求工程管理的水平提出了更高的挑战。这些项目的普遍的特点是定制化任务多、时间周期紧、需求管理复杂度高。车辆的配套子系统的供应商面对的干系人越来越多,对多方干系人的需求存在多层重叠的情况,这种情况带来的管理问题越来越多。因此,需要一套完整的需求控制和管理来应对带来的困难和挑战。 本文深入研究了项目管理理论和城市轨道交通行业及车辆工程行业的特点,根据JH公司既往项目需求开发和需求控制的管理存在的问题进行分析,总结出了对于需求开发和需求控制等方面的管理优化途径。本文将以北京大兴机场线电动客车的车载广播系统项目作为案例,提炼了需求开发和需求控制的管理流程。将需求管理的程序定义为需求获取、需求分析、需求文档整理、需求确认、需求基线管理、需求变更管理、需求跟踪管理、需求验证的过程,将需求开发和需求控制的管理工程化。明确了需求开发和需求控制的管理方法,使需求开发和需求控制的管理更具条理性,提高了管理的准确性和效率。希望为后续项目的项目需求管理提供参考方案。 | |
| 英文摘要: | With the boosting of “One Belt One Road” strategy, our country has become the major exporter of urban metro construction and metro trains. Urban trail transit industry experiences sharp development in recent years with strong support from the state considering its advantages in space saving, huge transport capacity (10 times of that with road traffic), fast speed, energy conservation and environment friendly compared with the traditional road traffic. Currently urban metro construction is a popular trend with urbanization spending up and central cities extension. Some management issues are gradually exposed to be solved in urban metro construction and vehicles assembly under such background, which puts forward higher requirement on the program management skills of program managers in urban trail transit industry. This thesis mainly analyzes demands engineering management in program management, which, as the premise for the initiation of program management activities, decides whether the program will be successful to a great extend. This puts forward greater challenges to the demands engineering management skills of vehicles sub—system suppliers considering program characteristics as multiple customized tasks, limited time and complex demands management. A systematic demands control and management method is in urgent need to cope with demands overlapping issues as more and more sub—system suppliers are involved with different demands . This thesis studies program management theories and the characteristics of urban rail transit and vehicle engineering industries in depth and summarizes optimization approaches for demands development and demands control based on existing issues found in previous program demands developing and managing process of JH company. The thesis takes Beijing Daxing airport line train PA (Public Address) system as an example to streamline demands developing and managing process, which includes demand acquiring, analyzing, documenting, confirming, tracking, verifying, baseline management as well as change management. An engineering approach is processed to improve demands development and management organization, accuracy and efficiency, so as to provide reference for follow—up program demands management. | |
