中文摘要: | 目前物流涉及到的供应链管理相关的理论已经非常的完善,相应的实践经 验也非常的丰富,IT 方面的软硬件支持也都非常的系统化,相关专业人才的技 能和管理经验也处在非常高的水平。但基于MRO 物料的VUCA 特性,目前十 分缺少完善的理论体系和实践经验系统来支撑企业在该领域的业务管理。对于 汽车行业来说,大多数有竞争力的造车企业基本都是基于订单拉动的生产模 式,非正常计划停机将非常可能给企业造成大量的订单损失,以及工厂的能 耗、人力资源调动等等各种巨大的损失,是需要汽车制造环节全力避免的。因 此,绝大多数的车企是通过大量甚至过量的采购,存储MRO 物料以期降低因 这些物料意外短缺而造成的非正常停机。 本文以B 公司作为研究对象进行了相应的业务改进。B 公司是一家著名的 百年汽车制造企业,连续数十年世界500 强,2012 年曾夺得企业声誉百大排行 第一名。B 公司从2003 年在中国建立合资公司,目前在华有员工16000 余人, 年产能50 多万辆,年销车40 多万辆,售额接近2000 亿,利润超100 亿的大型 跨国汽车企业。 本文以B 汽车制造企业为研究背景,以消耗规律最为复杂的设备备件为研 究对象,在优化了现有的以SAP 为基础的采购模式及相应流程的基础上,基于 企业各车间具体生产线的特性、寿命以及具体历史采购记录,消耗记录、采购 周期,采购频次、价格、维修水平等相关数据的收集,分析了当前在物料领用 环节存在的领用确认时间过长等问题;订购环节中的错误订购,订货量过大或 过小及缺少风险管控等问题;在库存管理中即缺少科学的趋势预估手段,又缺 少相应的监控体系及有效的降低库存的方法和手段等问题,建立起来适合本企 业管理模式的采购及库存优化管理模式,并通过建立大数据图像识别系统, RFID 射频识别系统,模糊查询系统,风险控制系统、物料订购及库存优化系 统,库存共享系统,物料主要趋势分析系统等,健全了企业备件线上的全寿命 周期管理模式大数据平台,从而为企业节省了大量的资金,降低了企业的库存 水平,并精简了人员编制。 | |
英文摘要: | At present, the theory of supply chain management related to logistics has been very perfect, the corresponding practical experience is also very rich, the IT software and hardware support is very systematic, the relevant professional skills and management experience is also at a very high level. However, based on the VUCA characteristics of MRO materials, there is a lack of perfect theoretical system and practical experience system to support business management in this field. For the automotive industry, most of the competitive manufacturing enterprises are basically based on order-driven production mode, abnormal planned shutdown will very likely cause a large number of order losses to enterprises, as well as plant energy consumption, human resource mobilization and other huge losses, therefore need to avoid these problems in manufacturing process. The vast majority of automobile companies through a large or even excessive procurement, storage of MRO materials in order to reduce the unexpected shortage of these materials caused by abnormal shutdown. This paper takes B company as the research object to carry out corresponding business improvement. Company B is a famous automobile manufacturer for hundreds of years. It has been the top 500 in the world for several decades. In 2012, it won the first place in the top 100 reputation enterprises. Company B established a joint venture in China in 2003. At present, there are more than 16,000 employees in China, with an annual production capacity of more than 500,000 vehicles, an annual sales of more than 400,000 vehicles, yearly sales of nearly 200 billion RMB, profits exceeding 10 billion RMB large multinational automobile enterprises. In this paper, take B automobile manufacturing enterprises as the research background, the most complex consumption laws of equipment and spare parts as the research object, based on the optimization of the existing SAP-based procurement model and the corresponding process, based on the specific production line characteristics, life and specific historical procurement records, consumption records, procurement week ,this paper collects the relevant data such as purchase frequency, Abstract III price, maintenance level and so on, analyzes the problems existing in the process of material acquisition, such as too long confirmation time, wrong order, too large or too small order quantity and lack of risk control, etc. It also lacks the corresponding monitoring system and the effective methods and means to reduce inventory. It establishes the optimal management mode of purchasing and inventory which is suitable for the enterprise management mode. It also establishes the large data image recognition system, RFID radio frequency identification system, fuzzy inquiry system, risk control system, material ordering and inventory optimization system, stock sharing system, material main trend analysis system and so on, to improve the enterprise spare parts on-line life cycle management model large data platform, thus saving a lot of money for the enterprise, reducing the inventory level of the enterprise, and streamlining the staffing. | |
