中文摘要: | 进入新世纪以来,消费者的消费能力和消费意愿日益增长,消费需求也向多样化和个性化趋势发展,这些对纺织印染行业提出了更高的要求,随之产生的就是染料和染料助剂新产品的不断涌现,但对染料制造型企业的供应链相关部门带来了相当大的挑战,尤其是对整条供应链起始端的采购部门影响更加深远,如何应对物资原料的复杂性并进行有效管理是摆在所有采购管理者面前的难题。本文的研究目的是在A公司实施对物资原料按品类进行细分管理的采购品类管理以达到对采购和供应链的运营优化,为公司创造更大的价值。 本文的主要研究内容概括如下:A公司采购品类管理方案首先是按物资原料特点进行采购品类划分,划分后按品类进行开支分析以了解每个品类的基本情况,找出每个品类的特点和不足;随后,用理论归纳总结的方法对品类战略细分的评价方法进行确定,结合理论制定Kraljic的利润影响和供应风险两个维度所对应的五个评价指标,为每个指标制定评价方法,用数学统计分析的方法建立指标量化评价的数学模型并对品类按战略、杠杆、瓶颈和一般四个象限进行最终的划分;之后,制定四个象限中分别对应的采购战略、策略和方法的三级细分实施方法;最后是在采购组织中按品类进行重新分工调整的组织优化和基于订单审批和采购周期的采购流程优化。在采购品类管理实施的保障措施上从获得公司高层支持、建立专业化的采购团队、加强采购与其他部门的协作和完善供应商关系管理方法的四个方面进行研究。 本文的主要创新点包括: 1)在化工制造领域对物资原料进行了采购品类管理的探索和研究,并且根据化工物资原料的特性与横向和纵向的相关性划分了17个品类;2)基于采购历史数据和专家评估建立了Kraljic两维度和四象限划分的定量分析数学模型,并以此得出四象限的划分结果;3)为Kraljic的战略四象限制定出细分的采购战略、策略和方法的三级细分方案。 | |
英文摘要: | Since entering the new century, consumer spending ability and willingness to spend is growing, the demand to the diversification and individuation trend development, also for textile printing and dyeing industry put forward higher request, the consequent is dyes and dye auxiliaries new products constantly emerging, but for the dye manufacturing enterprise of the supply chain related department brought a considerable challenge, especially the impact on the supply chain starting the procurement department at the more profound, how to deal with the complexity of supplies raw materials and effective management is a difficult problem in front of all the purchasing manager. The research objective of this paper is to implement the procurement category management of material and raw materials by category in company A to optimize the procurement and supply chain operation and create greater value for the company. The main research content of this paper is summarized as follows: A company's procurement category management plan firstly classifies the purchase category according to the characteristics of materials and then conducts expenditure analysis according to the categories to understand the basic situation of each category and identify the characteristics and deficiencies of each category. Then, by the method of theory summarizes evaluation method to determine the category strategy segmentation, combining theoretical formulation Kraljic affect profits and supply risk two dimensions of five evaluation index, evaluation methods for each index, using mathematical statistical analysis method to set up the mathematical model of quantitative evaluation index and the category according to the strategy, leverage, bottlenecks and general to the final four quadrant division; Then, the three-level segmentation implementation method of the corresponding procurement strategy, strategy and method in the four quadrants was developed. Finally, the organizational optimization based on category adjustment and the process optimization based on order approval and procurement cycle in the procurement organization. In the aspect of the guarantee measures of the implementation of the procurement category management, the research is conducted from the four aspects of obtaining the high-level support of the company, establishing a professional procurement team, strengthening the cooperation between procurement and other departments, and improving the supplier relationship management methods. The main innovation points of this paper include: 1) the exploration and research of material raw materials procurement category management in the field of chemical manufacturing, and 17 categories are divided according to the characteristics of chemical raw materials and the correlation between horizontal and vertical; 2) based on the purchasing historical data and expert evaluation, the quantitative analysis mathematical model of Kraljic's two-dimension and four-quadrant classification was established, and the results of four-quadrant classification were obtained. 3) worked out a three-level segmentation scheme of procurement strategies, strategies and methods for the fourth quadrant of Kraljic's strategy. | |
