| 中文摘要: | 随着科技的进步和经济的发展,各行各业的市场准入门槛越来越低,导致行业内竞争对手越来越多,竞争环境越来越惨烈。市场需求得到了极大地满足,消费者的消费活动具有了更多的选择,他们对产品的外观、功能、质量等方面的要求越来越高。消费者不仅要选择物美价廉的产品,还提出了个性化、差异化的要求。这些都促使企业放弃单一品种的大批量生产方式,逐渐采用多品种、小批量的生产方式,适应新的需求。 同时,伴随长三角地区及内地企业就业机会的增多和工资待遇的提高,众多员工选择就近就业,造成了珠三角地区近年来愈演愈烈的用工荒。较多生产制造企业出现了招工难的问题,只有借助劳务派遣公司或提高工资待遇吸引工人,进一步加剧了生产制造企业人力成本的增加,这些变化都给传统机械制造业的生产成本带来了更大的挑战。 作为一家通讯设备生产厂家,D公司拥有完整的产品链,可以完成从产品设计、样机制作、原材料到通讯设备整机出货的所有制程和工艺,产品自制率高达95%。然而,D公司处在通讯技术行业这条生物链上的中间环节,供应商原材料涨价、客户持续要求降价、人力成本增加等等这些都对D公司的盈利能力带来了严峻的挑战。 面对激烈的市场竞争和日益增长的用工成本,D公司决定采用精益生产方式,降低公司的生产成本、提高公司的交付响应能力、增强公司的盈利能力,减少不产生价值的工作、动作,减少浪费,改变目前该行业依赖大量人工操作,行业精益水平落后的局面,使公司成为行业标杆。 本文首先分析D企业的产品、业务、生产工艺,从精益生产角度分析D公司存在的问题及导致问题的原因。针对D公司存在的问题,提出精益生产实施策略与实施计划。最后,提出精益生产的效果评价体系,并应用到D公司,得出精益生产当下阶段的水平。 | |
| 英文摘要: | With the development of science and technology and economy, the market access threshold of various industries is getting lower and lower, leading to more and more competitors in the industry and increasingly fierce competition environment. The market demand has been greatly satisfied, consumers have more choices in their consumption activities, and their requirements on product appearance, function, quality and other aspects are getting higher and higher. Consumers should not only choose products with high quality and reasonable price, but also put forward personalized and differentiated requirements. All these have prompted enterprises to abandon the mass production method of a single variety and gradually adopt the production method of multiple varieties and small batches to adapt to the new demand. At the same time, with the increase of employment opportunities and the improvement of wages and benefits for enterprises in the Yangtze River delta region and the mainland, many employees choose to work nearby, resulting in the shortage of employment in the Pearl River delta region in recent years. Many manufacturing enterprises cannot find workers, and they can only attract them with the help of labor dispatch companies or higher wages, which further aggravates the increase of human cost in manufacturing enterprises. All these changes bring greater challenges to the production cost of traditional machinery manufacturing industry. As a communication equipment manufacturer, D company has a complete product chain and can complete the ownership process and technology from product design, prototype making, and raw materials to the whole communication equipment shipment. However, company D is at the end of the biological chain in the communications technology industry. The price increase of raw materials of suppliers, the continuous demand of customers for price reduction, and the increase of labor costs have brought severe challenges to the production cost of D company. In the face of fierce market competition and rising labor costs, D company decided to adopt the lean production mode, reduce the production cost, improve the company's ability to deliver, enhance the company's profitability, reduce the production value of the work, action, reduce waste, change the industry is currently a large number of manual operation and the situation of low efficiency. In this paper, the product, business and production process of D company are first analyzed, and the existing problems and causes of problems of D company are analyzed from the perspective of lean production. According to the existing problems of company D, the strategy and implementation plan of lean production are proposed. Finally, the effect evaluation system of lean production is put forward and applied to company D, and the present level of lean production is obtained. | |
