中文摘要:随着中国汽车行业过去十年的高速发展,中国汽车行业现在进入了微增长阶段,竞争更加白热化。现阶段用户更加关注产品质量,汽车制造企业,作为供给侧,需要改革、创新,提升产品竞争力以满足用户需求,还需要持续降低运营成本和提升效率,以应对日益激励的市场竞争。作为生产制造部门,生产运行效率一直是核心的业务指标之一。因此,通过工厂生产运行效率影响因素的研究,持续提升生产运行效率,有着非常重要的意义。 本文在对管理学基础和精益生产相关理论回顾的基础上,选取了工厂核心的生产运行效率指标,并运用精益生产工具深入分析。采用Lean Board对工厂的HPU进行分析;通过ILO100、CIP-workshop、约束分析等工具分别对装配车间和机加工车间的生产运行效率进行分析并找出影响生产运行的主要问题;同时对现阶段设备过程能力降低导致的效率损失也进行了研究,并在既有研究的基础上利用精益生产工具得出了很多行之有效的提升方法。 论文所涉及的这些提升方法只是针对目前存在的问题,具有很强的针对性和局限性。现阶段影响生产运行的问题并不会长期存在,只会不断变化。因此,要在问题发生前进行预防,在运行过程中实施有效的监督和控制,同时要形成一种现场改善的文化,持续进行改进。如何在问题发生前有效的建立防错进行预防,应用怎样的技术和控制手段,怎样通过实施全员TPM进行运行过程中的监督和控制,如何建立一种持续改进的文化,形成潜在的推动力。经过案例研究我们得出:要建立行之有效的保障系统,结合精益生产的工具,在改善文化的推动下保障生产运行效率。  
英文摘要:With the rapid development of automotive industry in China in the past decade, Automotive industry in China has now entered a stage of micro-growth and more intense competition. At present, customers pay more attention to product quality, automobile manufacturers, as the supply side, need to reform, innovation to enhance product competitiveness to meet customer needs, but also need to continue to reduce operating costs and improve efficiency, in order to cope with the increasingly incentive market competition. As a manufacturing department, production efficiency is one of the KPIs. Therefore, it is very important to improve the production efficiency through the study of the efficiency influence factors. This thesis selects the production efficiency as the topic, On the basis of reviewing the management foundation and the relevant theory of lean production and uses the lean production tools to analyze in depth. Lean Board was used to analyze the plant's HPU, ILO 100, CIP-workshop and constraint analysis tools were used to analyze the production efficiency of assembly shop and machining shop respectively and find out the main problems .On the basis of the existing research, many effective improve methods have been obtained by using lean production tools. These upgrading methods only aimed at the existing problems, and have strong pertinence and limitations. At present, the problems will not exist for a long time. Therefore, it is necessary to prevent problems before they occur, implement effective supervision and control in the course of operation, at the same time to form a culture of continuous improvement. How to effectively prevent errors and prevent them from occurring before problems arise? How to supervise and control the operation process through the implementation of TPM? How can we build a culture of continuous improvement and form a potential driving force? Through the case study, we conclude that we should establish an effective safeguard system, combined with the tools of lean production, to ensure the efficiency under the promotion culture.
