中文摘要: 中国农机市场规模庞大,在过去的十几年中,中国农机工业快速发展,大批的外资农机制造企业在中国纷纷安营扎寨投入高额资本建立生产线抢占市场份额。农机生产系统的质量和建设成本直接影响着企业的生产效率和生产成本,进而影响企业的核心竞争力。农机生产线的建设是一个复杂的项目过程,投入资金多、项目周期长,对项目质量、成本和进度要求都非常严格,有效的项目管理对降低企业停线率、提高生产效率、降低企业生产成本、提高产品生产质量、提高企业核心竞争力都起着至关重要的作用。 本文通过对约翰迪尔公司近年来多个新建生产线项目的分析研究,对项目在规划、设计、实施、验收的各个阶段中存在的问题进行梳理归纳,将项目生命周期理论、精益管理理念等应用于新建生产线项目管理中,通过应用WBS、关键路径、SWOT战略分析等工具对项目各阶段的具体问题进行分析,并制定解决方案。对在建和未来规划的新生产线建设项目提供有参考价值的管理思路与方法,对其可能面临的问题及可能存在的风险在项目的初期阶段进行规避,以达到降低项目风险的目的。 本文采用理论联系实际的方法,将新建生产线项目按照项目生命周期划分为四个阶段,第一、二章主要分析研究行业背景、新建生产线项目的特点、项目过程中面临的问题以及项目管理相关理论的应用;第三章重点研究新建生产线项目的决策期的管理要点,从项目需求收集到制定项目计划整个过程中项目理论知识的应用及项目实际问题的解决方案;第四章研究项目执行阶段在安全、质量、进度、成本方面应该如何监控,并首次将精益管理的理念应用于此类项目的执行期管理中;第五章重点研究新建生产线项目的验收、移交、经验总结等重要内容。本文探索性地将项目管理理论知识应用于农机行业的生产线建设项目中来,为此类工程项目建立项目生命周期模型,对项目过程中的一些细节问题建立参考标准,以期在以后的项目过程中扬长避短,优化项目过程,提高项目管理的有效性。  
英文摘要: China's agricultural machinery market is huge. Over the past decade, the agricultural machinery industry has been developing in a very fast manner. A large number of foreign-funded machinery manufacturing companies have come to China and invested heavily in establishing production lines to seize market share. The quality and construction cost of agricultural machinery production system directly affect the production efficiency and production cost which impacts the core competitiveness of the company also. The construction of agricultural machinery production line is a complex process. With the fact that ample investment, long project cycle, also the project quality, cost and schedule requirements are very strict. Effective project management can reduce the suspension rate of production, increase production efficiency and reduce production cost, improve product quality, as well as the core competitiveness of company. Through the analysis and research of many new production lines projects of John Deere Company in recent years, this paper summarizes the existing problems in each stage of planning, design, implementation and acceptance of projects, and applies the project life cycle theory and lean management concepts in the project management of production lines, also analyze the specific problems of each stage of the project by tools such as WBS, critical path and SWOT strategy analysis to give the solution. It provides valuable management ideas and methods for construction of new production lines in the future and avoids potential risks in the initial stages of the project to mitigate the risk of the overall project. This paper links the theory with practice, and divide the new production line life cycle into four stages, the first and second chapter mainly analyzes the industry background, the characteristics of the new production line project, the current project problems and project management theory applications; The third chapter focuses on the key points of the decision-making period of the new production line project, also provide the solution. In the Chapter four, the paper analyzes and introduces how to control the safety, quality, and schedule during the implementation phase. Also apply the lean management to the project execution management; the fifth chapter focuses on the inspection of new production line project, handover and lesson learned. This article applies the theory of project management to the production line construction project of agricultural machinery industry, establishes the project life cycle model, and reference standard, which can be referred in the future projects to optimize the project process and improve the effectiveness of project management.
